Setup Rules (read before you schedule anything)

  • Never the deal rep conducts this. A neutral interviewer (enablement, product marketing, or a peer rep who wasn't on the deal) gets 2–3x more honest answers than the rep who was in the room.
  • Frame it as research, not a sales call. Tell the buyer explicitly this isn't a pitch and won't be used to reopen sales conversation.
  • Interview within 2 weeks of the decision — memory of the actual reasoning decays fast after that.
  • Record with permission, or have a second person take notes so the interviewer can stay in the conversation instead of transcribing.
  • Target both — closed-won AND closed-lost. Win interviews are just as valuable; they tell you what to repeat, not just what to fix.

Opening / Permission Script

"Thanks for making time for this — I want to be upfront that this isn't a sales call, and nothing you say here will be used to try to sell you anything. I'm on a different team, and my only job is to understand how you made this decision so we can genuinely get better. Is it OK if I ask some direct questions, and would you mind if I took notes as we go?"


Core Question Set (ask in every interview, won or lost)

  1. "Walk me through how this decision actually got made, from the first time it came up internally to the final call."
  2. "Who else was involved, and what did each of them care most about?"
  3. "What were the 3 or 4 criteria that actually mattered most in the end — not the ones on the RFP, the ones that actually decided it?"
  4. "What other options did you seriously consider?"
  5. "At what point did you feel like you had enough information to decide?"

Closed-Won Branch

  1. "What tipped it in our favor, specifically?"
  2. "Was there a moment where you almost didn't choose us — what was that?"
  3. "If you had to describe to a peer why you picked us in one sentence, what would you say?"
  4. "What almost stopped this deal from happening at all?"

Closed-Lost Branch

  1. "What tipped it in favor of [competitor/status quo], specifically?"
  2. "Was there a point where we were actually ahead — what changed?"
  3. "If we'd done one thing differently, is there anything that would have changed the outcome, or was this decided before we had a real shot?"
  4. "Is this decision final, or could it be revisited down the line — and if so, on what timeline?"

Blind Rep-Performance Questions (framed so the buyer isn't told this evaluates the rep)

  1. "How well did our team understand your business and situation, compared to the other options you looked at?"
  2. "Was there ever a moment you felt like you were being sold to rather than helped?"
  3. "How responsive were we throughout the process — anything that felt slow or unclear?"

Pricing / Value-Perception Questions

  1. "How did our pricing compare to what you expected going in?"
  2. "Did the value case we made match what you needed to justify this internally, or did you have to build that case yourself?"
  3. "If price hadn't been a factor at all, does the outcome change?"

Closing Questions

  1. (Won only) "Would you be open to a short reference call for a similar company down the line?"
  2. (Lost only) "Would it be OK if I checked back in [6–12 months] to see how things are going?"
  3. "Is there anything I didn't ask that you think we should know?"

Note-Taking Rubric — tag every answer with one of these themes as you go

  • PRODUCT GAP — something we don't do that a competitor/status quo does
  • MESSAGING GAP — we do it, but they didn't know/believe it
  • PROCESS/REP — something about how the deal was run, not what was sold
  • PRICE/VALUE — cost vs. perceived value mismatch
  • TIMING/POLITICAL — decided by internal factors outside the sales process entirely
  • COMPETITIVE INTEL — anything naming a specific competitor capability, price, or tactic

Tag each answer live rather than after the call — themes get lost in a transcript otherwise.


What To Do With Findings

  • PRODUCT GAP themes → route to product/roadmap, tagged with deal size and frequency
  • MESSAGING GAP themes → route to the Sales Content Governance Framework owner for the relevant battlecard/deck
  • PROCESS/REP themes → route to the rep's manager as coaching input, never named/shamed in a group setting
  • PRICE/VALUE themes → route to whoever owns the Sales ROI Calculator and pricing strategy
  • COMPETITIVE INTEL themes → route directly into the Competitive Displacement Playbook Framework's differentiation map

Review aggregated themes monthly, not per-interview — a single interview is an anecdote, five interviews with the same tag is a pattern worth acting on.

How to use it

Schedule the interview within two weeks of the decision with someone other than the deal rep conducting it, work through the Core, Won/Lost branch, blind rep-performance, and pricing questions in order, tag every answer live using the note-taking rubric, and route findings monthly to the owning team rather than letting them sit in a call recording.
