Targets above are starting-point benchmarks, not universal norms — recalibrate to your own team's historical conversion data within one quarter of tracking.
Red-flag diagnostic patterns
Use these to turn a bad number into a specific fix, not a vague "try harder":
- Volume on track, replies flat for 2+ consecutive weeks → messaging problem, not a volume problem. Run drafts through the Cold Email Copy Review Scorecard.
- High reply rate, zero meetings booked → CTA problem. The reply ask isn't converting to a booked slot.
- High connect rate on calls, low conversation-to-advance rate → opener/script problem, not a dialing problem.
- Meetings booked but no-show rate above 20% → qualification or confirmation problem, not a scheduling one.
Weekly 1:1 review questions
- Which row is furthest below target this week, and is that the first week or the third?
- Where in the funnel did the drop happen — sent, opened, replied, or booked?
- What's one thing you changed this week, and what did it do to the numbers?
- Is this a volume problem, a messaging problem, or a targeting problem — pick one.
- What's the one row you're going to move next week, and how?
Trend rule: don't act on a single bad week — one week of data is noise. Two consecutive weeks below target on the same row is a real signal worth a coaching conversation.
How to use it
Fill in the table every Friday from the sequencing tool and dialer logs, compare each row against its benchmark and red-flag line, then walk into the weekly 1:1 with the specific row that's off, not a general "how's prospecting going."
