Territory Whitespace Analysis Checklist

A five-phase, step-by-step audit for finding under-covered accounts and orphaned patches before you touch a territory map.

A step-by-step audit for finding under-covered accounts and orphaned patches before a territory reset. Run this before any territory redesign — you can't build a fair map without first knowing what's actually out there.

Phase 1 — Pull the Data

  • Export full account list from CRM, including closed/churned and never-contacted records
  • Export current territory/owner assignment for every account
  • Export marketing-qualified leads and inbound signups from the last 12 months, matched to account
  • Pull firmographic enrichment (industry, size, location) for any account missing it
  • Cross-check against a third-party firmographic list (e.g., D&B, ZoomInfo, Clearbit) for accounts that exist in-market but not in CRM at all

Phase 2 — Coverage Audit

  • Flag every account with no owner assigned
  • Flag every account with an owner but zero touches in the last 90 days
  • Identify accounts assigned to reps who have since left, transferred, or been promoted ("orphaned by attrition")
  • Identify accounts sitting in a rep's list purely because of geography, with no realistic fit
  • Cross-reference the in-market third-party list from Phase 1 against CRM to find accounts that exist but were never entered ("dark whitespace")

Phase 3 — Orphan & Under-Covered Detection

  • Run the Whitespace Scoring Sheet (Fit / Reachability / Signal / Relationship) against every unowned and no-touch account
  • Identify any single rep carrying a disproportionate share of "Now"-tier whitespace relative to peers
  • Identify any patch (geography, vertical, or segment) with zero rep coverage at all
  • Flag accounts sitting in overlap between two reps' lists (duplicate coverage, wasted effort)
  • Check for "sandbagged" accounts — high-potential accounts marked Do-Not-Contact or deprioritized without a documented reason

Phase 4 — Prioritize & Flag

  • Rank all identified gaps by total addressable revenue at stake
  • Separate gaps that are fixable by reassignment (existing rep capacity) from gaps that require a new hire
  • Flag any gap that has existed for more than 2 quarters as a leadership escalation, not a routine fix
  • Build the before/after account count and TAM-per-rep numbers needed for a territory fairness review

Phase 5 — Handoff Package

  • Document every account moving ownership, with the reason (orphaned, rebalanced, newly discovered)
  • Prepare rep-level before/after summary (account count, TAM, existing pipeline value)
  • Schedule 1:1s before any group announcement of territory changes
  • Set a 90-day re-audit date to confirm the new map is actually being worked (repeat Phase 2)
