The exact skill milestones a new SDR should be able to demonstrate by week 4, week 8, and week 12 of outbound ramp — so ramp reviews are based on observed skill, not tenure.

Use this at each ramp checkpoint as an observed-skill audit, not a self-report. Every item should be verifiable against something you watched, read, or scored — a live call, a sent sequence, a scorecard result.
By Week 4 — Foundation
- Can explain the ICP (firmographic + persona) without notes
- Can name the top 3 problems the product solves, in customer language, not feature language
- Has built and sent a first sequence that passed manager review
- Can build a prospect list in the CRM/sales engagement tool unsupervised
- Has shadowed 5+ calls (live or recorded)
- Has completed first 50 dials
- Can handle the 3 most common objections using a scripted response (reading from a cheat sheet is fine at this stage)
- Understands cadence spacing rules and doesn't need reminding
By Week 8 — Independent Execution
- Writes first-touch emails from scratch that score 18/25+ on the Cold Email Copy Review Scorecard
- Runs 2+ live sequences independently with only spot-check manager review
- Personalizes outreach using account triggers (funding, hiring, news) without being prompted
- Handles the top 6 objections live on calls without a script
- Books meetings at 50%+ of the full-ramp target
- Logs activity accurately without manager follow-up
- Has generated at least one self-sourced qualified opportunity
By Week 12 — Full Ramp
- Hits 100% of assigned activity and meeting targets independently
- Can build a channel mix plan (email/LinkedIn/call/video) for a new segment without a template
- Mentors a newer SDR on at least one specific skill
- Adapts messaging per persona without needing manager review first
- Consistently scores 20/25+ on the Cold Email Copy Review Scorecard
- Contributes to sequence or messaging improvements based on their own results data
- Meets or exceeds team-average self-sourced pipeline contribution
How to use a gap: an unchecked item at any checkpoint is the specific coaching focus for the next two weeks — not a flag to extend ramp generally. Name the skill, not the tenure, in the follow-up conversation.
