Part A — Ramp Acceleration Value
Formula: Ramp Value = (R_before − R_after) × MQ × A_ramp × N
Worked example:
- Ramp saved: 1.5 months
- Monthly quota: $50,000
- Typical ramp-period attainment: 60%
- New hires per year: 20
1.5 × $50,000 × 0.60 × 20 = $900,000 in accelerated productivity value
Part B — Attainment Lift Value
Formula: Attainment Value = (A_after − A_before) × AQ × N_tenured
Worked example:
- Attainment lift: 8 points (85% → 93%)
- Annual quota: $600,000
- Tenured reps covered: 80
0.08 × $600,000 × 80 = $3,840,000 in raw attributed value
The Attribution Discount (do not skip this step)
Training is never the only variable moving attainment — market conditions, comp plan changes, and management turnover all move the number too. Apply an Attribution Discount before you take this number anywhere near a CFO.

Discounted Attainment Value = $3,840,000 × 0.20 = $768,000 (medium-confidence example)
A CFO respects a number that's been discounted more than one that hasn't — an undiscounted claim invites them to discount it themselves, at a worse rate than you would have chosen.
Total Program Cost
P_cost = Design/development cost + Delivery cost (facilitators, venue, travel) + Tooling/license cost + Opportunity cost of rep selling-time consumed
Opportunity cost formula: Hours out of field × hourly value of quota-carrying time
Net ROI and Payback
Net ROI = (Ramp Value + Discounted Attainment Value) − P_cost
ROI % = (Net ROI ÷ P_cost) × 100
Payback period (months) = P_cost ÷ (Monthly value generated by program)
Worked example total:
- Ramp Value: $900,000
- Discounted Attainment Value: $768,000
- Total benefit: $1,668,000
- Program cost: $400,000
- Net ROI = $1,268,000
- ROI % = 317%
- Payback period ≈ 2.9 months

Leading Indicators to Track Before Lagging ROI Is Provable
Ramp and attainment lift take 2+ quarters to show up cleanly. Track these in the meantime so you're not flying blind:
- Certification pass rate (first attempt)
- Skill-observation score trend (see the Manager Skill-Observation Scorecard)
- Time-to-first-qualified-deal for new hires
- Manager-reported confidence in coaching to the new material
How to use it
Plug your own numbers into the fill-in table, choose an attribution-confidence tier honestly rather than optimistically, and present the discounted figure alongside the leading indicators if you're making the case before a full ramp cohort has completed.
