A single "ideal ratio" number doesn't hold across segments, deal complexity, or team maturity. This calculator starts from a segment baseline and adjusts it with modifiers that actually move how much coaching bandwidth a manager needs per rep.

Apply floor and ceiling rules:
- Never recommend a ratio below 4 regardless of modifiers — coaching quality collapses below this even with strong support
- Never recommend a ratio above 12 regardless of modifiers, even for the most transactional segment — beyond this, 1:1s and call reviews mathematically cannot happen at a useful cadence
- If your calculated ratio falls outside your segment's baseline range by more than 3, treat that as a signal to re-check your inputs before acting on it — large swings usually mean two modifiers are double-counting the same underlying issue (e.g., both "heavy new" tenure and "high-touch cadence" reflecting the same ramp push)
Worked Example
Team: Mid-market SaaS, average deal cycle 75 days, 40% of the team hired in the last 5 months, manager wants weekly call reviews, manager carries no individual quota, team is co-located, enablement content is thin.

Result: This manager should carry 5 reps, not the 8-9 a generic mid-market benchmark would suggest — the combination of a heavy ramp cohort and a high-touch coaching cadence target requires materially more bandwidth per rep.
Using This at Scale
Run this calculation per manager, not once for the whole org — two managers in the same segment can land on different recommended ratios if one has a heavier new-hire cohort or a player-coach load the other doesn't. Re-run it every time headcount is added to a team, before assuming the current manager can simply absorb more reps.
How to use it
Pick your baseline ratio from the segment table, work down the modifier list checking every one that applies to your team, add the point adjustments to the baseline, then apply the floor/ceiling rule to get your recommended ratio.
