Assign each interviewer 1–2 categories rather than letting everyone ask a bit of everything — this stops the pattern where a candidate gets asked "tell me about a time you coached someone" six times and nothing else.

Which categories map to which interview stage
- Recruiter/hiring-manager screen: 3–4 questions from Category 1 (Leadership) + 2 from Category 5 (Hiring)
- Panel round 1 (peer/skip-level): Category 2 (Coaching) + Category 4 (Performance Management)
- Panel round 2 (cross-functional partners): Category 6 (Cross-Functional) + Category 3 (Pipeline/Forecast)
- Final round (your manager/exec): Category 1 (Leadership) revisited at depth + 2–3 wildcard questions from any category based on gaps in earlier rounds
What a strong vs weak answer sounds like
Q62 — "Tell me about a time you had to put someone on a PIP": Weak: "I don't really believe in PIPs, I just have honest conversations." (Avoids the actual question, no evidence of a real process.) Strong: Names the specific situation (anonymized), the exact metrics that triggered it, the documented plan with dates, the check-in cadence, and the actual outcome — including if it ended in termination — plus what they'd do differently next time.
Q84 — "What do you look for in a resume that predicts success": Weak: "I look for hustle and a track record of success." (No specifics, no way to verify or replicate.) Strong: Names concrete signals — comparable deal size/cycle, quota attainment numbers with context, tenure patterns matching the company's stage — and specifically what they verify via reference rather than resume claims.
Q111 — "Short-term number vs long-term pipeline health": Weak: "Both matter equally." (Avoids the actual trade-off the question is testing for.) Strong: Gives a specific real scenario where they had to choose — e.g., pushing a rep to close a bad-fit deal to hit a number vs protecting churn risk — and explains the actual decision, the reasoning, and the downstream result.
How to use it
Assign 1–2 categories per interviewer before the loop starts so questions don't overlap, use the stage-mapping guide to structure the loop, and use the annotated examples to calibrate what a "strong" answer sounds like across the whole panel before interviews begin.
