Category A — Icebreakers (15–20 min each)

Time: 15 min | Group: Any | Materials: None Each person shares three statements — two true, one false — all about a real deal or sales moment ("I once closed a deal from a cold LinkedIn DM," "I've been hung up on mid-pitch"). Team guesses the lie. Builds rapport while surfacing real war stories.
2. Worst Pitch I Ever Gave
Time: 15 min | Group: Any | Materials: None Everyone shares their single worst pitch/call moment in 60 seconds, played for laughs. Leadership goes first to set psychological safety for the rest of the day.
3. Speed-Meet Territory Swap
Time: 20 min | Group: 10+ | Materials: Timer Pair reps for 3-minute rounds; each explains one account they're proud of and one they're stuck on, then rotate. By the end, everyone has heard 5–6 live deal situations from peers they don't normally work with.
4. This or That — Sales Edition
Time: 15 min | Group: Any | Materials: Slide deck or verbal prompts Rapid forced choices tied to sales philosophy: "Cold call or cold email?" "Discount to close or walk away?" People physically move to a side of the room, surfacing the team's real philosophical splits before you need to align them.
5. Guess the Quota
Time: 15 min | Group: Any | Materials: Index cards Each rep anonymously writes one non-obvious fact about themselves; facilitator reads cards aloud and the team guesses whose it is. Fast, light, gets laughs before harder sessions.
Category B — Skill-Building Competitions (30–60 min each)
6. The Objection Gauntlet
Time: 45 min | Group: Teams of 3–4 | Materials: Pre-written objection cards (10–15 common objections) One person role-plays the rep; the rest fire objections one after another for 90 seconds without pause. Score on recovery speed and quality, judged by peers. Directly drills objection-handling under pressure.
7. Discovery Call Bracket
Time: 60 min | Group: 8–16, bracket format | Materials: Timer, scoring sheets, a volunteer "prospect" Single-elimination bracket: pairs each run a 5-minute discovery call against the same scripted prospect persona. Panel scores on question quality and pain-mapping using your existing competency rubric.
8. Pitch Perfect — 60 Second Value Prop
Time: 30 min | Group: Any | Materials: Timer Each rep gets 60 seconds to pitch the value prop to a prospect persona assigned on the spot ("skeptical CFO," "technical buyer who's been burned before"). Forces on-the-fly message tailoring.
9. The Negotiation Auction
Time: 45 min | Group: Pairs | Materials: Play-money budgets, item cards with hidden value ranges Pairs negotiate over fictional deal terms with hidden constraints on each side. Drills give-get negotiation discipline — never concede without extracting something back.
10. Cold Call Karaoke
Time: 30 min | Group: Any | Materials: Phone/speaker, list of consented numbers or a sandbox dialer Volunteers make a live cold call in front of the room, on speaker, with the team watching. High-energy, low-stakes exposure practice for live rejection in front of peers.
Category C — Trust & Culture Exercises (20–45 min each)
11. The Vulnerability Loop
Time: 30 min | Group: Small groups of 4–5 | Materials: None Each person answers: "What's a moment this year I doubted whether I could hit number?" No fixing, no advice — just listening. Facilitator states explicitly: this is airtime, not problem-solving.
12. Blind Trust Walk (Deal Edition)
Time: 20 min | Group: Pairs | Materials: Blindfolds, open space One partner is blindfolded and guided through an obstacle course by verbal instruction while narrating a real deal they're navigating — the guiding partner "coaches" them through both the course and the live pipeline problem.
13. Peer Recognition Circle
Time: 20 min | Group: Whole team | Materials: Small note cards Everyone writes one specific, genuine piece of recognition for a teammate — must cite a specific moment or deal, not generic praise. Cards read aloud or handed over in a circle. Cheap to run, consistently one of the highest-rated 20 minutes of any kickoff.
14. The Pipeline Confessional
Time: 30 min | Group: Small groups of 4–5, rotate | Materials: None Each rep shares one deal they're genuinely worried about losing and why, to a small trusted group (no managers present). Groups brainstorm one concrete next step together. Normalizes asking for help mid-quarter instead of hiding a bad forecast.
15. Team Mission Build
Time: 45 min | Group: Whole team, small breakouts | Materials: Whiteboard/flip charts Groups of 4–5 draft the team's operating principles for the year (how we treat each other, how we handle a bad quarter, how we celebrate wins). Groups present back; facilitator synthesizes into a team charter posted afterward.

How to use it
Pick one icebreaker, two skill-building competitions and one to two trust exercises per kickoff day rather than running all 15 at once — start from the sample agenda and swap activities based on whichever skill or team dynamic needs the most attention that quarter.
