22 warning signs, across resume, references, and interview

No single flag below should auto-disqualify a candidate on its own — except the ones marked HARD STOP. Everything else is cumulative: two or three flags across categories is a real signal, not a coincidence.


Resume Red Flags (1–7)

  • 1. Job-hop pattern — three or more roles under 18 months each, with no context offered
  • 2. Vague, tactic-free bullet points ("Responsible for sales activities") with zero numbers anywhere
  • 3. Numbers with no baseline or context ("Grew revenue 300%" — from what starting point, over what period, alone or with a team?)
  • 4. Title inflation mismatched to company stage (e.g., "VP of Sales" at a 5-person startup with no direct reports)
  • 5. No mention of quota, attainment, or ranking anywhere on the resume
  • 6. Unexplained employment gaps the candidate doesn't proactively address
  • 7. Every role at the same company size, segment, and deal size — no evidence of adaptability to a different motion

Reference-Check Red Flags (8–14)

  • 8. Every offered reference is a peer or subordinate — candidate can't or won't produce a former manager
  • 9. Reference is generically positive with no specific example when asked "tell me about a time when..."
  • 10. Reference hesitates or goes quiet specifically when asked about coachability or how the candidate responds to feedback
  • 11. (HARD STOP) Reference-confirmed numbers materially don't match what the candidate stated (e.g., attainment, ranking, deal size)
  • 12. Reference sounds clearly rehearsed/coached — generic praise, avoids specifics even with follow-up
  • 13. (HARD STOP) Manager reference answers "it's complicated" or declines to say they'd rehire the candidate
  • 14. Reference describes the candidate as a strong "closer" but can't describe their process or pipeline discipline

Interview Behavior Red Flags (15–22)

  • 15. Can't walk through one specific deal end-to-end with real detail — stakeholders, objections, discovery findings
  • 16. Blames a past org, leads, product, or territory for every underperformance story, with zero self-accountability across any example
  • 17. Can't articulate their own sales process or methodology in their own words
  • 18. Strong rapport/charisma in conversation but noticeably weaker performance the moment a live objection or roleplay is introduced
  • 19. Asks zero questions about the role, team, quota structure, or how success is measured
  • 20. Conversation gravitates to commission/OTE far more than to the work, the customers, or their own development
  • 21. (HARD STOP) Defensive or dismissive when given real-time constructive feedback mid-interview
  • 22. Meaningful inconsistencies in story details between the screening call and the onsite/panel round

How to Use the Flags

  • Hard stops (11, 13, 21): Any one of these alone is sufficient reason to end the process, regardless of how strong the candidate otherwise looks.
  • Cumulative flags: One flag from resume + one from interview is worth investigating further, not disqualifying. Two or more flags from the same category, or three or more total, should pause the offer pending a direct follow-up conversation addressing the specific pattern.
  • Document the flag, not just the checkbox — note the specific quote, number, or moment that triggered it, so the hiring panel is deciding on evidence, not impression.

How to use it

Run through all 22 items after every completed loop (resume already reviewed, references already called, final interview done), tally flags by category, and treat any hard-stop item as a stop regardless of the rest of the profile.
