Sales Content Effectiveness Calculator

Plug in usage and win-rate data per battlecard or playbook and this scoring model sorts your library into what to double down on, what to fix, and what to retire.

What's inside

  • Data collection template — 6 fields to track per content asset
  • Usage Rate formula
  • Influenced Win Rate formula and Win-Rate Lift formula (vs. no-touch baseline)
  • Content Effectiveness Score (CES) formula, weighted 40/40/20
  • 2×2 quadrant model: Stars, Workhorses, Hidden Gems, Zombies
  • Action rule for each quadrant
  • Worked example scoring 5 real asset types
  • Minimum sample-size guardrail (avoid false positives on low-usage assets)
  • Quarterly audit cadence and who runs it
  • Content scorecard template ready to copy into a spreadsheet

Find out which battlecards and playbooks actually move deals — and which ones are just filed away.

Why this exists

Most content libraries grow forever and shrink never. This model gives you a repeatable, defensible way to score every asset against two things that matter — whether reps actually use it, and whether deals that used it won more than deals that didn't.

Step 1 — Data Collection Template

Track these six fields per asset, per quarter, pulled from your CRM/enablement platform:

FieldDefinition
Asset namee.g. “Incumbent X Battlecard”
Total reps eligible to use itHeadcount with access
Reps who opened/used it this quarterFrom CRM attachment logs or enablement tool
Deals where asset was usedOpportunity count
Win rate — deals where asset was used%
Win rate — deals in the same segment where it was NOT used (baseline)%

Step 2 — Core Formulas

Usage Rate = (Reps who used it ÷ Total reps eligible) × 100

Influenced Win Rate = Win rate on deals where the asset was used

Win-Rate Lift = Influenced Win Rate − Baseline Win Rate

Content Effectiveness Score (CES) = (Usage Rate × 0.4) + (Win-Rate Lift, normalized to 0–100 scale × 0.4) + (Deal Volume Coverage × 0.2)

Where Deal Volume Coverage = (Deals where asset used ÷ Total deals in segment) × 100.

Score each component 0–100, weight as above, sum for a CES out of 100.

Step 3 — Minimum Sample-Size Guardrail

Do not score any asset used in fewer than 15 deals in the quarter — the win-rate lift is noise, not signal, below that threshold. Flag these as “Insufficient Data” instead of scoring them, and re-check next quarter.

Step 4 — The 2×2 Quadrant Model

Plot Usage Rate (x-axis) against Win-Rate Lift (y-axis):

Low UsageHigh Usage
High Win-Rate LiftHidden Gem — high impact, nobody's using itStar — high impact, widely used
Low Win-Rate LiftZombie — nobody uses it, doesn't workWorkhorse — everyone uses it, unclear if it moves deals

Action per quadrant

  • Star — protect, feature in onboarding, keep current, do not touch without re-testing.
  • Hidden Gem — investigate why usage is low (findability? length? relevance framing?), then promote hard — this is your highest-ROI fix.
  • Workhorse — this is the dangerous quadrant. High usage with unclear lift usually means reps default to it out of habit, not results. Run an A/B: hold it back from 20% of eligible deals for a quarter and compare.
  • Zombie — retire. Archive, don't delete (see Sales Content Governance Framework for the retirement process), and remove from active enablement paths immediately.

Cadence

Run this quarterly, owned by whoever holds content governance (see the Sales Content Governance Framework). Present the quadrant chart at the quarterly enablement review — retirements and promotions get decided in that meeting, not drifted into.

How to use it

Pull the six raw data fields from your CRM/enablement platform each quarter, run the formulas per asset, plot the quadrant chart, and use the action rules to decide what to promote, fix, test, or retire before the next enablement review.
