A badge requires a 3 or higher, scored independently by at least 2 assessors, with no more than 1 point of disagreement. Disagreements of 2+ points trigger a third assessor, not an average.
Certification process flow
- Nomination — self-nominate (Tiers 1–3) or peer/manager-nominate (Tier 4)
- Evidence submission — recordings, CRM data, portfolio, per the table above
- Assessment — assigned assessor(s) score independently before comparing notes
- Calibration — assessors reconcile scores against the rubric, not against each other's opinions
- Badge issuance — public announcement, badge added to profile/signature, comp/recognition triggered
- Recertification — scheduled automatically at the cadence above; lapses to "in renewal" status, not revoked, for a 60-day grace period
Assessor selection & training checklist
- Assessors must hold certification at least one tier above what they're assessing
- Run a calibration session before go-live: all assessors score the same 3 sample calls, discuss scoring gaps until spread is ≤1 point
- Re-calibrate quarterly with a fresh sample call to prevent rubric drift
- No assessor scores their own direct report
- Maintain an assessor roster visible to reps so they know who evaluates them
Recognition & incentive structure

Governance
- Appeals: any denied certification can be re-assessed by a different assessor pair within 30 days
- Badge expiry: badges lapse to "in renewal" (not revoked) with a 60-day grace period and one reminder at day 45
- Rubric changes: any change to scoring criteria requires 60 days' public notice before it applies to new assessments
- Assessor conflicts of interest: disclosed and reassigned before scoring begins
Launch communication plan
- Announce the "why" 30 days out — tie tiers explicitly to career pathing and comp, not compliance
- Publish the full rubric before anyone is assessed against it — no surprise bars
- Run a pilot cohort of 8–10 volunteers through Tier 1 first; fix confusing language before wide launch
- FAQ to include: "What happens if I don't get certified?" (nothing punitive — it's opt-in upside, not a compliance gate), "How is this different from my performance review?", "Can I retake if I don't pass?", "Who sees my score?"
How to use it
Substitute your own named competencies into the tier and rubric tables, run one full calibration cycle with your assessor pool before any rep is scored, and pilot Tier 1 with a small volunteer cohort before announcing the program org-wide.
