Quota Relief Request Template
A pre-built business-case format for requesting a quota adjustment after territory loss, market shock, or extended leave — built to get a fast, fair answer instead of a stalled conversation.
What's inside
- Full fill-in template: rep info, current quota, trigger event, and requested adjustment
- 3 qualifying trigger categories (territory change, market shock, extended leave) with what evidence each needs
- The impact-quantification formula that converts the trigger into a defensible dollar/percentage ask
- A supporting-data checklist to attach before submitting
- The approval chain and expected turnaround time to set with your manager up front
- A worked example filled in end to end for a territory-loss scenario
- Guidance on what NOT to include (subjective language that weakens an otherwise strong case)
Section 1 — Rep & Plan Information
| Field | Entry |
|---|---|
| Name | ______________________ |
| Role / Territory | ______________________ |
| Manager | ______________________ |
| Current annual quota | $______________________ |
| Quota period affected | ______ to ______ |
| Original quota-setting date | ______________________ |
Section 2 — Trigger Event (select the category that applies)
A. Territory / Book Change
- Accounts removed from territory: ______________________
- Effective date of change: ______________________
- Prior 12-month revenue attributable to removed accounts: $______________________
B. Market Shock
- Description of external event (e.g. customer segment-wide budget freeze, competitor disruption, regulatory change): ______________________
- Date range of impact: ______ to ______
- Independent evidence this is market-wide, not rep-specific (e.g. team-wide pipeline data, analyst report): ______________________
C. Extended Leave
- Leave type and dates: ______________________
- Total selling days lost: ______ out of ______ total period selling days
Section 3 — Impact Quantification
Use the formula matching your trigger category:
Territory loss: `` Adjusted Quota = Original Quota × (Remaining Book Value / Original Book Value) ``
Market shock: `` Adjusted Quota = Original Quota × (1 − Team-Wide Attainment Shortfall %) `` (Use the average shortfall % across the whole affected team/segment, not just your own number — this is what makes the case defensible rather than self-serving.)
Extended leave: `` Adjusted Quota = Original Quota × (Selling Days Remaining / Total Period Selling Days) ``
| Your calculation | Result |
|---|---|
| Formula used: ______________________ | |
| Inputs: ______________________ | |
| Requested adjusted quota: | $______________________ |
Section 4 — Supporting Data Checklist
- CRM export showing removed/affected accounts and their trailing-12-month revenue
- Team or segment-wide attainment data (for market-shock requests — never submit solo data alone)
- HR/leave documentation (for extended-leave requests)
- Original quota-setting documentation or territory assignment record
- Manager's written acknowledgment that the trigger event occurred (separate from their approval of the adjustment itself)
Section 5 — Approval Chain & Timeline
| Step | Owner | Target turnaround |
|---|---|---|
| 1. Submit to direct manager | Rep | — |
| 2. Manager review & sign-off on trigger validity | Manager | 5 business days |
| 3. Comp/RevOps calculation review | Comp team | 5 business days |
| 4. Final approval | Manager's manager or comp committee | 5 business days |
| Total expected turnaround | ~15 business days |
Set this timeline explicitly with your manager at submission — a request with no agreed timeline is the most common way these stall indefinitely.
Worked example (Territory loss)
Original quota: $800,000. Territory realignment removed 3 named accounts worth $180,000 in trailing-12-month revenue out of a $800,000 book. Adjusted Quota = $800,000 × (($800,000 − $180,000) / $800,000) = $800,000 × 0.775 = $620,000 Requested adjusted quota: $620,000, effective the date of territory change, prorated for the remainder of the period.
What NOT to include
- Subjective framing ("this territory was always harder") — replace with the actual data comparison
- Comparisons to specific named colleagues' quotas — keep the case about your own book, not relative fairness arguments
- Requests without a formula-based number — "please lower my quota" without Section 3 completed will stall in review every time
How to use it
Fill in the section matching your trigger category, run the matching formula in Section 3 to arrive at a specific dollar number, attach every item on the Section 4 checklist, and agree the Section 5 timeline with your manager the same day you submit.
