Fill-in-the-blank talk tracks for turning numbers into a story

Every line below is meant to be read close to verbatim. Replace the bracketed fields, keep the sentence structure — the structure is what makes a number sound like a story instead of a spreadsheet.


1. Opening Scorecard Frame

"This quarter we closed at [$ACTUAL] against a [$TARGET] target — that's [X%] to plan. Two things I want you to take away before we go line by line: [HEADLINE WIN], and [HEADLINE RISK]. Everything after this is the detail behind those two."

2. Win Narrative (use when a metric beat plan)

"[METRIC NAME] came in at [RESULT], versus [TARGET] — that's [+X%] ahead. The driver wasn't luck: [SPECIFIC CAUSE — e.g., the new discovery framework, the revised territory split, the added SE resource]. We're going to keep doing [SPECIFIC BEHAVIOR] because it's the repeatable part of this result, and we expect it to hold into next quarter because [REASON IT'S DURABLE, NOT A ONE-OFF]."

3. Miss Narrative (Number → Cause → Action → Timeline)

"[METRIC NAME] came in at [RESULT] against a [TARGET] target — a miss of [X%]. The cause was [ONE SPECIFIC, REAL DRIVER — never 'the market']. We've already [ACTION ALREADY TAKEN, not 'we plan to']. Based on that, we expect [METRIC] back to [TARGET LEVEL] by [SPECIFIC QUARTER/DATE]."

4. Pipeline Health Narrative

"Our coverage ratio going into next quarter is [X]x against [$REMAINING QUOTA] in remaining target — [above/at/below] our [3–4x] benchmark. Of that pipeline, [X%] is in [STAGE] or later, which is why we're [confident / cautious] about the number. The one thing I'd flag is [SPECIFIC CONCENTRATION OR AGING RISK], and here's what we're doing about it: [ACTION]."

5. Retention Narrative

If NRR/GRR is strong: "Net Revenue Retention landed at [X%] this quarter, driven mainly by [EXPANSION DRIVER — e.g., seat growth in the mid-market cohort, the new module adoption]. This tells us the existing book is doing real work for growth without new-logo pressure carrying all of it." If NRR/GRR is soft: "Net Revenue Retention came in at [X%], below our [Y%] target. It's concentrated in [SEGMENT/COHORT], and the root cause is [SPECIFIC — e.g., a support SLA miss, a pricing change, a champion departure pattern]. We've put [ACTION] in place, and expect to see the trend turn by [QUARTER]."

6. Team Performance Narrative (handles a wide spread honestly)

"Team attainment averaged [X%]. That average is carrying a real spread: [Y number] reps are at or above plan, [Z number] are below. Of the reps below plan, [N] are inside their ramp window and we're tracking them against the 30-60-90 plan, not the number yet. The reps I want to flag as a genuine concern, past ramp and still under plan, are [NAME(S) or 'none this quarter'], and here's the plan for each: [ACTION]."

7. Forward-Look / Next-Quarter Commit

"Going into next quarter, we're committing to [$NUMBER], which is [X%] growth over this quarter. That commit is built on [COVERAGE RATIO]x coverage already in hand, [X%] of which is already past [STAGE]. The single biggest lever we're pulling to hit it is [ONE SPECIFIC LEVER — not a list], and the single biggest risk to it is [ONE SPECIFIC RISK], which we're managing by [ACTION]."

8. Pre-Empted Q&A — have these ready before anyone asks

Q: "Why should we believe this forecast given last quarter's miss?"

"Fair question. Last quarter's miss was driven by [SPECIFIC CAUSE], which we've directly addressed with [ACTION]. This quarter's forecast is built bottoms-up from [COVERAGE RATIO]x pipeline, not top-down aspiration — I can walk you through the deal list if useful."

Q: "Is this growth coming from new logos or existing accounts?"

"It's [X%] new logo, [Y%] expansion. That split is [consistent with / a shift from] last quarter because [REASON]."

Q: "What happens if [KEY DEAL / KEY REP] doesn't come through?"

"That deal represents [X%] of the forecast — inside our concentration threshold, so the number isn't dependent on it landing. If it slips, here's the offsetting pipeline: [SPECIFIC DEALS]."

Q: "Why is [METRIC] trending the wrong way?"

"Here's the cause we've isolated: [CAUSE]. Here's what's already in motion: [ACTION]. Here's when you should expect to see it turn: [TIMELINE]."

Q: "What do you need from us to hit next quarter?"

"Two things: [SPECIFIC ASK #1] and [SPECIFIC ASK #2]. Everything else is within the team's control."

9. Closing Ask

"To summarize: [ONE-SENTENCE STATE OF THE BUSINESS]. What I need from this room is [SPECIFIC DECISION OR SUPPORT], and I'll have the next update to you by [DATE]."
