QBR Deck Template — 12 Slides Built on Business Outcomes
A quarterly business review that recites usage stats is a status update. A QBR that proves value uses the customer's own business goals as the spine of every slide. Use this 12-slide skeleton as-is, or trim per the guidance at the end.
Slide 1 — Title & Purpose Content: Company logos side by side, quarter/date, attendee list on both sides. Talk track: "Thanks for the time today — over the next 30 minutes I want to walk through the outcomes we've driven together this quarter, be straight about where we've fallen short, and leave with an agreed plan for next quarter."
Slide 2 — Recap: What We Agreed Last Quarter Content: The 2–3 goals set at the last QBR, verbatim. Talk track: "Last quarter you told us success looked like [goal 1], [goal 2], and [goal 3]. Let's go through each one."
Slide 3 — Business Outcomes Achieved Content: Each goal from Slide 2, matched to a quantified outcome (time saved, cost avoided, revenue enabled, error rate reduced) — not a usage chart. Talk track: "Against [goal 1], here's what actually happened: [specific, quantified result]."
Slide 4 — Outcomes Dashboard Content: 3–5 metrics tied directly to the customer's stated goals, trended over the last 2–3 quarters. Framed as "what this means for your business," not raw product telemetry. Talk track: "Here's the trend — and here's what it's worth in [their terms: hours saved, revenue, cost]."
Slide 5 — Adoption in Context Content: Usage/adoption data, but explicitly linked back to the outcome it produces — e.g., "workflow X adoption → outcome Y" — never usage in isolation. Talk track: "The reason usage matters here isn't the number itself — it's that every 10% increase in [workflow] adoption tracked with [outcome]."
Slide 6 — Wins & Proof Points Content: One concrete story — a team, a use case, a before/after — ideally with a quote from their own team. Talk track: "I want to highlight one team in particular — here's what changed for them."
Slide 7 — Voice of the Stakeholder Content: Direct quotes or survey results from the customer's own users (if available), or a candid summary of feedback gathered this quarter. Talk track: "Here's what your team is telling us directly — including what they're not thrilled about."
Slide 8 — Challenges & Risks (Named Honestly) Content: 1–3 real issues — adoption gaps, support friction, unmet expectations — each paired with what you're doing about it. Talk track: "I'd rather surface this than have it surprise either of us — here's where we're behind, and here's the plan."
Slide 9 — Roadmap Alignment Content: Only roadmap items relevant to this customer's stated goals — not the full roadmap. Talk track: "Given what you've told us matters, here's what's coming that's directly relevant to you."
Slide 10 — Where There's More Value on the Table Content: Whitespace — adjacent use cases, teams, or workflows where the same outcome could be replicated, framed as continuing the same business case, not a new pitch. Talk track: "The same outcome you've gotten in [team/use case] — here's where else in the business that same problem exists."
Slide 11 — Next Quarter's Joint Success Plan Content: A table: Goal | Success metric | Owner (ours) | Owner (theirs) | Target date. 2–3 goals maximum. Talk track: "So walking out of today, here's what we're each committing to before we meet again."
Slide 12 — Appendix Content: Supporting detail — full usage tables, ticket logs, security/compliance updates — pulled only if asked. Talk track: (Not presented live — reference only if a question needs backup data.)
Pre-QBR Prep Checklist
- Pull last quarter's slide 11 (joint success plan) before building this quarter's deck — start from what was promised
- Confirm the customer's current top 2–3 business priorities haven't shifted since the account plan was last updated
- Have one specific proof point (metric or story) ready for slide 6 before the meeting is booked
- Send the agenda (slides 1–2 content) 48 hours ahead so stakeholders arrive ready to discuss outcomes

Keep slides 1, 3, 4, 8, 10, 11. Cut 2, 5, 6, 7, 9, 12 to a follow-up email with the full deck attached.
