The 3-Part Demo Script Template

Every entry below follows this structure: adapt the bracketed content, keep the structure:

``` OPEN (10-15 sec): Name their world in one sentence + reference something specific from discovery.

PIVOT-TO-VALUE (1 sentence): Bridge from their stated pain directly into what you're about to show: never "let me show you our platform," always "here's how that plays out differently."

CLOSE (1 question): Check it landed, in their language, before moving on. ```

Persona Swipe Entries

1. VP of Sales

  • Open: "You mentioned pipeline visibility breaks down the second a deal touches more than one rep, that's exactly where forecasting goes wrong."
  • Pivot: "Here's how you'd see that deal the moment it goes multi-threaded, not three weeks later in a QBR."
  • Close: "Does that match what you'd actually need to trust the number on a Friday forecast call?"

2. CFO

  • Open: "You said the board wants payback under 12 months on anything new, that's the lens I'll use for everything I show you."
  • Pivot: "So instead of walking every feature, here's exactly where the cost comes out and how fast."
  • Close: "Does that math hold up against how your board actually evaluates this?"

3. Operations Manager

  • Open: "You described your team re-keying the same data three times a week, let's start exactly there."
  • Pivot: "Here's what that same workflow looks like once it's a single pass."
  • Close: "Would that actually remove the re-keying step, or is there a wrinkle I'm missing?"

4. IT / Security Lead

  • Open: "Before anything else, you flagged SSO and data residency as non-negotiable, let's clear that first."
  • Pivot: "Here's exactly how that's handled, and where you'd go to audit it yourself."
  • Close: "Does that satisfy what your review process needs, or is there a specific control you still need to see?"

5. Customer Success Leader

  • Open: "You mentioned churn signals show up too late to act on, that's the exact gap here."
  • Pivot: "Here's where that signal would surface, and how much earlier than what you're seeing today."
  • Close: "Would that have caught [specific account they mentioned] in time?"

6. Marketing Leader

  • Open: "You said attribution between marketing touches and closed revenue is basically a guess right now."
  • Pivot: "Here's how that connects end to end, without the manual spreadsheet stitching."
  • Close: "Is that the level of attribution your team actually needs to defend budget?"

7. Founder / SMB Owner

  • Open: "You're doing this yourself right now between everything else, so I'll keep this to exactly what saves you time."
  • Pivot: "Here's the part that gets off your plate first."
  • Close: "If that one thing worked the way I just showed you, would that be enough to be worth it on its own?"

8. Procurement Lead

  • Open: "You mentioned vendor consolidation is part of this evaluation, not just features."
  • Pivot: "Here's where this replaces rather than adds to what you're already paying for."
  • Close: "Does that consolidation story hold up against what you're trying to simplify?"

Industry Swipe Entries

9. SaaS

  • Open: "Your churn conversation starts at renewal, not 90 days before it, you said that's too late."
  • Pivot: "Here's the earlier signal and what it would have shown you on [specific account type]."
  • Close: "Would that have given your CS team enough runway?"

10. Financial Services

  • Open: "Compliance sign-off has killed two other tools you've tried to bring in, you were clear about that."
  • Pivot: "So here's the audit trail and control layer first, before anything else."
  • Close: "Does this clear the bar your compliance team actually sets?"

11. Healthcare

  • Open: "You said clinician time is the scarcest resource you have, and anything that adds clicks is dead on arrival."
  • Pivot: "Here's exactly where this removes clicks rather than adding them."
  • Close: "Would your clinicians actually feel that difference, or does it need to go further?"

12. Manufacturing

  • Open: "Downtime on the floor is the number you're actually measured on, not software adoption."
  • Pivot: "Here's how this shows up on the floor, not just in a dashboard nobody looks at."
  • Close: "Does that map to how downtime actually gets reported up to you?"

13. Retail / eCommerce

  • Open: "You said the busy season is where everything breaks, not the quiet months."
  • Pivot: "So let's specifically look at how this holds up at peak volume."
  • Close: "Would that have held during last [season/event]?"

14. Professional Services

  • Open: "Utilization and billable capture are the two numbers your partners actually watch."
  • Pivot: "Here's where this shows up in both, not just a general productivity claim."
  • Close: "Does that connect to how utilization actually gets reported at your firm?"

15. Real Estate

  • Open: "You mentioned lead response time is the single biggest lever you have right now."
  • Pivot: "Here's what that response time looks like end to end."
  • Close: "Would that have caught the lead you mentioned losing last month?"

16. Nonprofit

  • Open: "You said every dollar spent on tooling has to be defensible to your board against program spend."
  • Pivot: "Here's where the time saved translates directly into more program capacity, not just convenience."
  • Close: "Does that framing hold up in front of your board?"

17. Education

  • Open: "You mentioned adoption across faculty is harder than adoption across admin staff."
  • Pivot: "Here's specifically what changes for faculty day-to-day, not just the admin office."
  • Close: "Would that actually reduce the resistance you described?"

18. Logistics / Supply Chain

  • Open: "You said visibility breaks down the moment a shipment crosses a handoff point."
  • Pivot: "Here's what that handoff looks like tracked end to end instead of siloed."
  • Close: "Does that close the visibility gap you were describing?"

19. Insurance

  • Open: "Claims turnaround time is the metric that actually gets escalated to you, you said."
  • Pivot: "Here's where that turnaround compresses, specifically at the step you flagged as the bottleneck."
  • Close: "Would that actually move your turnaround number, or is the bottleneck elsewhere?"

20. Construction / Field Services

  • Open: "You said the office and the field are working off two different versions of the truth."
  • Pivot: "Here's how that becomes one version, updated from the field in real time."
  • Close: "Would that have prevented the mismatch you described on [specific job/project]?"

Adaptation Rules

  • Combine persona + industry: pull the persona's pivot/close structure, swap in industry-specific language from the industry entry.
  • Never use more than one swipe entry's "open" per demo: pick the single most senior/highest-influence stakeholder in the room to open against, then transition explicitly to the next stakeholder's pain.
  • If you don't have discovery-specific language to fill an [bracket], stop, go back to the Discovery-to-Demo Alignment Checklist first. A filled-in swipe file is not a substitute for actual discovery.

Generic-Opener Ban List (never open a demo this way)

  • "So let me give you a quick overview of the platform..."
  • "Let's start from the beginning..."
  • "This is our homepage/dashboard..."
  • "We do a lot of things, but let me show you the highlights..."
  • "Before I show you anything, let me tell you about our company..."
