New Rep Skill Gap Diagnostic
A day-30 scorecard that scores six core selling competencies from real call and CRM evidence, then runs the pattern through a root-cause matrix — so you walk away with the one specific skill behind a slow ramp, not a vague 'needs coaching.'
What's inside
- Discovery & Qualification domain — 4 scored behavioral indicators
- Objection Handling & Value Reinforcement domain — 4 scored indicators
- Product/Solution Articulation domain — 4 scored indicators
- Prospecting & Pipeline Generation domain — 4 scored indicators
- Process Discipline & CRM Hygiene domain — 4 scored indicators
- Communication & Active Listening domain — 4 scored indicators
- 0-3 observable scoring scale (Absent / Inconsistent / Prompted / Independent)
- Scoring bands per domain (Critical gap / Developing / On track)
- 7-pattern root-cause diagnostic matrix (e.g. 'Discovery red + Product green = talks past the need')
- Manager worksheet to name the one flagged competency and assign a 30-day fix + re-score date
Day-30 Manager Scorecard — pinpoint the competency, not just "needs coaching"
When to use: Day 28–32 of a new rep's ramp, after they've made real calls (not just shadowed).
What you need before scoring: 5 of their most recent call recordings, their CRM activity for the last 2 weeks, and 15 minutes alone to score before you compare notes with the rep.
How to score
For each of the 24 indicators below, score 0–3 based on what you actually observed in the calls/CRM — not what the rep says they do:
- 0 — Absent: Not observed in any of the 5 calls reviewed
- 1 — Inconsistent: Observed in 1–2 of 5 calls, disappears under pressure
- 2 — Prompted: Observed consistently, but only after a manager/peer cue or script prop
- 3 — Independent: Observed consistently, unprompted, adapted to the situation
Domain score = sum of its 4 indicators (max 12). Add all six domain scores for a Total Ramp Score (max 72).
The six competency domains
1. Discovery & Qualification — score: __ /12
- Asks open questions before pitching (doesn't lead with product)
- Uncovers a business pain in the prospect's own words, not just confirms a guess
- Qualifies budget/authority/timeline without sounding like an interrogation
- Recaps the prospect's stated problem back accurately before moving on
2. Objection Handling & Value Reinforcement — score: __ /12
- Lets the objection finish without interrupting or getting defensive
- Separates the stated objection from the real underlying concern
- Responds with a reason tied to the prospect's stated pain, not a generic rebuttal
- Checks whether the response actually resolved the concern before moving on
3. Product/Solution Articulation — score: __ /12
- Explains the solution in the prospect's language, not internal jargon
- Ties every feature mentioned to a specific outcome the prospect cares about
- Can answer a technical/edge-case question without freezing or over-promising
- Keeps explanations to under 90 seconds before checking in
4. Prospecting & Pipeline Generation — score: __ /12
- Hits minimum weekly outbound activity target (calls/emails/social touches)
- Personalizes outreach beyond swapping in a first name
- Follows a defined cadence rather than one-and-done outreach
- Generates at least 1 self-sourced meeting in the period reviewed
5. Process Discipline & CRM Hygiene — score: __ /12
- Logs calls/notes within 24 hours, not batched days later
- Deal stage in CRM matches what actually happened on the call
- Next steps are logged with a date, not "follow up later"
- Uses the CRM to prep for calls (checks history before dialing)
6. Communication & Active Listening — score: __ /12
- Talk-to-listen ratio is reasonable for the call type (not >70% rep talking on a discovery call)
- Paraphrases or references something the prospect said earlier in the call
- Tone/pace adjusts to the prospect (doesn't run one script speed for everyone)
- Ends every call with a clear, mutually understood next step
Total Ramp Score: __ / 72
Scoring bands (per domain, out of 12)
| Score | Band | What it means |
|---|---|---|
| 0–4 | Critical gap | This is very likely the root cause of the slow ramp |
| 5–8 | Developing | Present but not reliable under real conditions |
| 9–12 | On track | Not the bottleneck — don't spend coaching time here |
The diagnostic matrix — turn scores into a root cause
Don't coach the lowest score in isolation. Read the pattern across domains — that's what tells you the actual root cause instead of a generic "needs coaching" verdict.
| Pattern observed | Likely root cause | Don't do | Do instead |
|---|---|---|---|
| Discovery red, Product Articulation green | Talks past the need — pitches a solution to a problem they never confirmed | More product training | Discovery-only call drills; ban pitching until 3 pain points are surfaced |
| Prospecting red, everything else green/yellow | Can sell, can't fill the pipeline | Objection-handling roleplay | Activity coaching + cadence enforcement; pair with a prospecting-strong peer |
| Process/CRM red, calls green | Skill exists, discipline doesn't | More training | Manager-enforced logging checkpoint; this is a habit fix, not a skill fix |
| Objection Handling red, Discovery green | Knows the problem, freezes when challenged | Generic objection scripts | Record and review real objections from their own calls; build a personal rebuttal bank |
| Communication red across the board | Fundamental rapport/listening gap — everything downstream is compromised | Any single-skill fix | Slow down: pair-listen on live calls before assigning more solo call volume |
| All six in the 5–8 band, none critical | Not a skill gap — likely a volume/reps problem | Any new curriculum | More supervised call volume; skills will consolidate with repetition |
| All six critical (0–4) | Wrong seat or too early to diagnose — confirm this isn't week 1 disguised as week 4 | Formal PIP yet | Extend ramp 2 weeks with daily shadowing before drawing conclusions |
Manager worksheet — write the actual conclusion
Flagged competency (the ONE thing, not three): _______________________
Evidence (quote or specific call moment): _______________________
30-day action assigned:
- Specific drill/practice (name it): _______________________
- Who reviews progress and how often: _______________________
- Re-score date: _______________________
Then re-run this diagnostic at day 60 for that domain only — you're checking whether the specific fix worked, not re-grading everything.
How to use it
Pull 5 recent call recordings plus two weeks of CRM activity, score all 24 indicators alone before discussing with the rep, then match the pattern of domain scores against the diagnostic matrix to name one flagged competency and a 30-day fix.
