The competency rubric enablement leaders use to formally certify new hires across 9 scored dimensions before anyone runs a live product demo for a real prospect. Includes the full certification process, scoring sheet, and sign-off form.

Purpose: No rep runs a live demo for a real prospect until they've been scored against this rubric and cleared the bar. This isn't a training checklist — it's a gate.
Certification Process (3 Stages)
Stage 1 — Shadow (Week 1-2) New hire observes 2 live demos run by a certified rep (one discovery-stage, one late-stage). Debrief after each: what was the throughline? Where did proof points land? What would you have done differently?
Stage 2 — Dry Run (Week 2-3) New hire records a solo demo (real product, dummy prospect persona assigned by manager) using the Demo Storyboard Template. Manager scores it on this rubric for feedback only — not pass/fail. Minimum one dry run, typically two.
Stage 3 — Live-Graded Certification Demo New hire runs either (a) a real low-stakes prospect demo with a manager silently observing, or (b) a peer-panel roleplay with 2 trained raters. Scored live against the rubric below. Scores reconciled between raters within 0.5 points before results are shared.

Scoring Sheet
- Total possible: 36 (9 dimensions × 4)
- Certification bar: Average score ≥ 3.0 (27/36 or higher)
- Hard gates (must each score ≥ 3, regardless of average): #7 Tech-Failure Recovery, #8 Time & Pacing Discipline, #9 Close & Next-Step Command
- Automatic fail — no averaging around these:
- Any dimension scores 1 (Not Yet)
- Fabricates or exaggerates a customer result
- Loses control of screen share for 30+ seconds with no recovery attempt
- Goes over agreed time by more than 10 minutes without acknowledging it

For each dimension scoring below 3, assign one specific drill and a re-check date within 2 weeks:

Re-Certification Triggers
Certification is valid 12 months, and is re-triggered early by any of:
- A major demo-flow or product UI change
- Two consecutive deal losses where the loss-reason review cites the demo as a contributing factor
- Promotion or transfer into a new segment (e.g., SMB rep moving to Enterprise)
Rater Calibration Note
Before any rater scores a cert demo solo for the first time, they should co-score 2 recorded demos alongside a senior rater and reconcile any score gap greater than 1 point. Re-calibrate the full rater pool every 6 months against a fixed reference recording so the bar doesn't drift up or down over time.
How to use it
Run every new hire through all three certification stages, score Stage 3 live against the 9 dimensions, and require a signed scoring sheet clearing the pass bar before they're allowed on a live prospect demo.
