Fill this out for every deal above your average deal size threshold, and refresh it every time you have a new meeting or a stakeholder change. One map per opportunity.

2. Role Classification (assign one to each stakeholder above)

  • EB — Economic Buyer: controls/releases budget, can say yes when everyone else says maybe
  • CH — Champion: actively sells internally on your behalf when you're not in the room
  • IN — Influencer: technical or functional voice whose opinion moves the EB
  • US — User: will use the product day-to-day; low power, but their complaints can kill a deal
  • BL — Blocker/Detractor: actively prefers status quo, a competitor, or has no reason to change
  • PR — Procurement/Legal: process gatekeeper, not a buying-motivation stakeholder

3. Influence vs. Support Grid

Plot every stakeholder from Section 1 onto this grid (draw or use initials):

Read the grid: anything in the top-left (high influence, low/unknown support) is your single-threading risk — you have power in the room that isn't yet on your side.

4. Single-Thread Risk Flag

Check any that are true. 2 or more checked = escalate to manager this week.

  • Only 1 stakeholder has ever taken a call with us
  • No stakeholder above Director/VP level has been directly engaged
  • Champion has never introduced us to their manager or a peer
  • We cannot name who signs off in procurement/legal
  • Our only contact has gone dark (no response) for 7+ days
  • We have never spoken to anyone who will actually use the product day-to-day
  • Deal amount is above [$______ threshold] and fewer than 3 stakeholders are mapped

5. Coalition Strength Score

Score 0-2 for each, sum out of 10:

Cadence

Re-score Sections 4 and 5 every time the deal stage changes, and before every internal forecast call. A coalition score that hasn't moved in 3 weeks is itself a warning sign.

How to use it

Fill in the stakeholder inventory after every meeting or org-chart discovery, plot everyone onto the Influence vs. Support grid, and re-run the risk flags and coalition score before each forecast call to catch single-threading before it stalls the deal in legal.
