Scoring

For each rep, calculate, across their open deals in stage 2 or later:

Field Compliance % = (fields meeting the "Compliant" bar ÷ total applicable fields across all qualifying deals) × 100

Weight later-stage deals higher — a compliant field on a Stage 4 deal matters more than one on a fresh Stage 1 lead:

  • Stage 2–3 deals: weight ×1
  • Stage 4+ deals: weight ×2
  • Commit/Best Case: weight ×3

The copy-paste detector (do this manually once a quarter)

Pull the Metrics and Decision Criteria field text for 5 deals per rep. If the same phrasing appears verbatim (or near-verbatim) across 3 or more deals from the same rep, that's not adoption — it's a rep filling a mandatory field to get past a CRM validation rule. Flag for coaching, not punishment; the field is mandatory for a reason and the rep is telling you the training didn't stick.

Cadence

  • Monthly: run the compliance scorecard org-wide, publish rep and team scores.
  • Quarterly: re-certify any rep who has been below 70% for two consecutive months (route back to the Ramp Checklist's Days 31–60 module, not a lecture).

How to use it

Map your CRM's custom fields against the compliance table, calculate the stage-weighted compliance score per rep monthly, and run the copy-paste detector quarterly to catch reps gaming mandatory fields.
