Manager Skill-Observation Scorecard

A structured behavior checklist for live call and deal shadowing that ties every rating to a named skill and a direct quote — replacing gut-feel scoring with evidence a manager can coach from and a rep can act on.

Use this on every live call or deal you shadow. Score behaviors, not vibes — every rating needs a quote or a timestamp behind it, or it doesn't count.

Rating scale: 1 = Not observed/Missing · 2 = Developing · 3 = Proficient · 4 = Strong (worth using as a peer example)

Post-Call Debrief (deliver within 24 hours)

Use SBI for every point of feedback:

  1. Situation: "On the call with [account] at [timestamp]..."
  2. Behavior: "...when [specific observed behavior]..."
  3. Impact: "...the effect was [specific consequence for the deal/conversation]."

End every debrief with one question, not one instruction: "What would you try differently next time?" — let the rep name the fix before you name it for them.

A rep's most recent 5 scored observations should drive their current skill grade — not a lifetime average, and not a single bad or great call.


Cadence & Calibration

  • Minimum cadence: 2 observed calls per rep per month, calendarized (not "whenever I have time")
  • Calibration: once a quarter, score the same recorded call independently alongside a peer manager and compare — if your scores differ by more than 1 point on any item, discuss what you each counted as evidence before your next observation cycle

How to use it

Print or duplicate one scorecard per shadowed call, fill in evidence for every score in real time, and deliver the SBI-framed debrief within 24 hours; log section totals into the trend tracker so the rep's skill grade reflects a pattern, not a single call.
