Purpose: This is a numbers-based diagnostic, not a vibe check. It scores whether an assigned quota is mathematically winnable given three factors that actually determine outcomes: territory size, ramp stage, and pipeline coverage. Answer all 12 questions honestly — pull the real numbers where asked, don't estimate.

Time to complete: 10–15 minutes. Have your pipeline report and territory account list open.


Section A — Territory Reality (max 12 points)

A1. How many accounts — named accounts plus realistic whitespace — sit inside your assigned territory today?

  • 150+ accounts → 3 pts
  • 80–149 accounts → 2 pts
  • 40–79 accounts → 1 pt
  • Fewer than 40 accounts → 0 pts

A2. What is the total addressable revenue (TAM) of your territory, compared to your annual quota?

  • TAM is 8x quota or more → 3 pts
  • TAM is 4x–7.9x quota → 2 pts
  • TAM is 2x–3.9x quota → 1 pt
  • TAM is under 2x quota, or you genuinely don't know your TAM → 0 pts

A3. How much of your territory is exclusively yours — no other rep, channel partner, or house-account carve-out competing for the same logos?

  • 90–100% exclusive → 3 pts
  • 70–89% exclusive → 2 pts
  • 50–69% exclusive → 1 pt
  • Under 50% exclusive / heavily overlapping → 0 pts

A4. How long have you owned this specific patch (not tenure at the company — tenure on this territory)?

  • 18+ months, fully mapped → 3 pts
  • 7–17 months → 2 pts
  • 2–6 months → 1 pt
  • Under 2 months, or the map was just redrawn → 0 pts

Section B — Ramp Stage (max 12 points)

B1. How many full months since your quota-bearing start date?

  • 12+ months → 3 pts
  • 7–11 months → 2 pts
  • 3–6 months → 1 pt
  • 0–2 months → 0 pts

B2. Is your quota formally ramped (e.g., 0/50/75/100%) to reflect tenure, or full quota regardless of start date?

  • Fully ramped and you're past the ramp period → 3 pts
  • Fully ramped and currently inside the ramp schedule → 2 pts
  • Partially ramped (e.g., only month 1 excluded) → 1 pt
  • No ramp at all → 0 pts

B3. Have you completed the product, competitive, and methodology certification required to sell at full capacity?

  • Fully certified → 3 pts
  • One module outstanding → 2 pts
  • Multiple modules outstanding → 1 pt
  • Minimal formal training received → 0 pts

B4. How would you describe your own pipeline-generation engine right now (not what's inherited — what you personally generate)?

  • Consistent inbound + outbound producing new pipeline weekly → 3 pts
  • A motion exists but is inconsistent → 2 pts
  • Mostly reliant on inherited/aged pipeline → 1 pt
  • Starting from a cold list, no built motion yet → 0 pts

Section C — Pipeline Coverage Math (max 12 points)

C1. Calculate your coverage ratio: Total open pipeline value this period ÷ Remaining quota $ this period = ___x

  • 4x or higher → 3 pts
  • 3x–3.9x → 2 pts
  • 2x–2.9x → 1 pt
  • Under 2x → 0 pts

C2. What share of that pipeline is in late stage (verbal commit, proposal out, contract/legal, negotiation) rather than early discovery?

  • 40%+ late stage → 3 pts
  • 25–39% → 2 pts
  • 10–24% → 1 pt
  • Under 10% → 0 pts

C3. Compare your average sales-cycle length to the selling days left in the period.

  • Days remaining are 2x+ your average cycle → 3 pts
  • 1x–1.9x → 2 pts
  • Roughly equal → 1 pt
  • Days remaining are shorter than your average cycle → 0 pts

C4. Apply your trailing win rate to current pipeline value. Does projected closed-won, plus what's already closed this period, reach quota?

  • Yes, with room to spare → 3 pts
  • Yes, almost exactly → 2 pts
  • Short by 10–25% → 1 pt
  • Short by more than 25% → 0 pts

ScoreVerdict
28–36Winnable as built. The number is fair math, not politics. Any shortfall from here is an execution issue, not a design issue.
17–27Winnable, but fragile. At least one leg — territory, ramp, or pipeline — is under real strain. Find your lowest-scoring section and act on it specifically.
0–16Not winnable as currently built. Two or more legs are structurally broken. This is a math problem, not a motivation problem.

Diagnose by section, not just total

  • Lowest score in Section A (Territory): the problem is upstream of you — bring it to your manager as a territory-design conversation.
  • Lowest score in Section B (Ramp): you may be carrying an adult quota on a rookie ramp — check your ramp schedule.
  • Lowest score in Section C (Coverage): this is fixable this week — it's a pipeline-generation problem, not a quota problem.

How to use this in a 1:1

Don't walk in saying "I don't think I can hit this." Walk in saying: "My coverage-ratio score is 0 out of 3 — I'm sitting at 1.8x with six weeks left and an average cycle of nine weeks. Here's the math." Numbers move quota conversations. Feelings don't.
