How to use this bank: Don't read questions off a script mid-call — that's memorization, not mastery. Study each section until the intent behind the question is second nature, then let your own phrasing follow the buyer's language. Pull 8-12 questions per call: 2-3 opening, 4-5 pain/impact, 2-3 process/timeline, 1-2 closing.

1. Opening & Rapport (sets tone, earns the right to ask harder questions later)

  1. What prompted you to take this call today?
  2. Before we dive in, what does a genuinely useful conversation look like to you today?
  3. Who else on your team is thinking about this problem, even if they're not on this call?
  4. What's the backstory — what's been happening that got this on your radar?
  5. On a scale of "just gathering info" to "actively trying to fix this," where are you right now?
  6. What would need to be true for this call to be worth your time in six months?
  7. Have you evaluated anything in this space before? What happened?
  8. What should I know about how your team makes decisions before I ask you anything else?

2. Situation / Current State

  1. Walk me through how you handle [problem area] today, start to finish.
  2. Who touches this process, and where does it usually break down?
  3. What tools or workarounds are you stitching together right now?
  4. How long has it worked this way?
  5. What changed recently that made the current approach feel insufficient?
  6. If I shadowed your team for a week, what would I actually see happening?
  7. How is this measured today, if at all?
  8. Who owns this process on paper? Who actually owns it in practice?
  9. What's the volume/scale we're talking about — how many people, deals, tickets, hours?
  10. Where does this show up in other systems — is it siloed or does it touch other teams?
  11. What have you already tried to fix this internally?
  12. What's working well enough that we shouldn't touch it?

3. Pain & Problem (surface pain vs. real pain — keep drilling)

  1. What's the actual cost of this staying broken for another quarter?
  2. Whose job gets harder every day this isn't solved?
  3. What's the story behind the worst version of this problem — a specific week that went badly?
  4. If this never gets fixed, what happens to your plan for this year?
  5. What have you told your boss about this problem? What did they say back?
  6. Where does this show up as a complaint — from customers, from your team, from your board?
  7. What's the difference between "annoying" and "the reason we're losing X"?
  8. Is this a top-3 problem for your function this year, or is it further down the list?
  9. What's the hidden cost nobody's tracking — time, morale, turnover, missed revenue?
  10. Who's frustrated enough to have already looked for a way out?
  11. What's the risk if you do nothing and someone above you asks why?
  12. Is this a "must fix" or a "nice to fix" — and how do you know the difference?
  13. What would you have to stop doing to keep tolerating this?
  14. Has this ever caused you to lose a deal, a customer, or a person?
  15. What's the emotional cost of this — who's burned out because of it?

4. Impact & Cost of Inaction (quantify urgency)

  1. If we fixed this tomorrow, what's the first number that would move?
  2. What's this costing you per month in hard dollars — even a rough estimate?
  3. How many hours a week does your team lose to this?
  4. What's the compounding effect — does this get worse the longer it's unsolved?
  5. What's the opportunity cost — what could your team be doing instead?
  6. If this were fixed, what would you stop worrying about?
  7. Is there a revenue number, a churn number, or a cost number tied to this?
  8. What's the cost of a wrong decision here vs. the cost of no decision?
  9. How does this problem affect the number you get measured on personally?
  10. What happens upstream or downstream when this breaks?
  11. Has leadership put a number or a deadline on fixing this?
  12. What's the "board slide" version of this problem — how would you explain it in one line to your CEO?

5. Metrics & Success Criteria

  1. What does success look like in 90 days? In 12 months?
  2. What metric will you point to as proof this worked?
  3. Who else needs to see improvement in this metric for this to be considered a win?
  4. What's the baseline today, so we know what "better" means?
  5. Is there a metric this is secretly hurting that nobody's connected yet?
  6. What would make this a failure even if the tool works technically?
  7. How will this be reported up — what does the exec summary say if this goes well?
  8. What's the minimum bar for this to be worth the change-management effort?

6. Decision Process & Authority

  1. Walk me through how a decision like this actually gets made here.
  2. Who needs to say yes, and who can say no even if everyone else says yes?
  3. Has a decision like this stalled before? What killed it?
  4. What did the last vendor evaluation look like, if there's been one?
  5. Who's going to be most skeptical, and what will they need to see?
  6. Is there a security, legal, or procurement gate we should plan for now?
  7. Who owns the budget line this would come from?
  8. What's your personal role in this decision — recommender, influencer, final approver?
  9. If your CFO/CEO had one question about this deal, what would it be?
  10. Has anyone on this deal been burned by a bad vendor decision before?
  11. What does the internal champion for a project like this usually need in hand?
  12. Who's not in the room today that absolutely needs to be before we go further?

7. Budget

  1. Is there budget already allocated, or does this need to be built into a case?
  2. What's the range you've budgeted or expect this to cost?
  3. How does budget get approved here — is it a fixed pool or a business-case process?
  4. What's the cost of the current workaround, so we can compare apples to apples?
  5. If the ROI is clear, is budget the constraint, or is it something else?
  6. Has budget for this been rejected before? What was the reason?
  7. Where does this rank against other budget requests this cycle?
  8. Is this capex, opex, or does it not matter internally?

8. Timeline & Compelling Event

  1. What's driving the timeline — is there a date this needs to be solved by?
  2. What happens on that date if nothing has changed?
  3. Is there a fiscal year, renewal, or board deadline attached to this?
  4. What's the realistic timeline from decision to being live?
  5. What could push this timeline out, and how likely is that?
  6. Is there an event — a launch, an audit, a new hire — forcing this?
  7. If we started today, when would you want to see results?
  8. What's more likely to slip this: budget, internal bandwidth, or competing priorities?

9. Competition & Alternatives

  1. What else are you looking at, or have you already looked at?
  2. What do you like about the alternative you're considering?
  3. What would make you choose them over us, or us over them?
  4. Is "do nothing" a real option being considered?
  5. Have you built or considered building this in-house?
  6. What did you learn from evaluating [category] before?
  7. What's the one thing a competitor could say that would worry you?
  8. If price were equal, what would actually decide this?

10. Closing & Next Steps

  1. Based on what we've covered, does this feel worth a deeper look?
  2. What would you need to see next to move this forward?
  3. Who else should be in the next conversation?
  4. What's realistic for a next step — timeline-wise?
  5. Is there anything we haven't talked about that could stall this later?
  6. On a scale of 1-10, how confident are you this gets solved this year — and why not lower?
  7. What would you need from me to make the internal case easier?
  8. If everything we discussed today checks out, what happens next on your end?
  9. Is there a reason this wouldn't move forward that we should address now rather than later?

11. Follow-Up Drill Questions (use these when an answer feels surface-level)

  1. Say more about that — what does that actually look like day to day?
  2. What's an example of that happening recently?
  3. Why does that matter to you specifically, versus the team?
  4. What have you tried already, and why didn't it work?
  5. Who feels this the most?
  6. What's underneath that — is that the real issue or a symptom?
  7. What would have to be true for that not to be a problem anymore?
  8. How do you know that's the cause and not just where it shows up?
  9. What haven't you told me yet that I should probably know?
  10. If I asked your team the same question, what would they say differently?

12. Red-Flag Questions (use when something feels off)

  1. It sounds like this might not be a top priority right now — is that fair?
  2. Who would need to be convinced that we haven't talked to yet?
  3. Is there a reason this keeps getting deprioritized?
  4. What's changed since the last time someone tried to fix this and it stalled?
  5. Is there a version of this where nothing changes and that's actually fine?
  6. If I'm honest, this timeline sounds aggressive — what's really driving it?
  7. Has someone told you no on this before? What was the objection?
  8. Are you the person who loses the most sleep over this, or is that someone else?
  9. What would make you walk away from this conversation today?
  10. If budget genuinely isn't there, should we pause rather than keep both our calendars busy?
