This bundles four things you need running every week: a review cadence, a pre-demo huddle, a post-demo debrief, and a question bank — so demo coaching becomes a system, not a mood.
Weekly Review Cadence

Rule: review at least one demo per rep per week, not just the ones that felt notable. The demos nobody flags are often the ones quietly scoring lowest on Economic Buyer or Decision Process.
Pre-Demo Huddle Script (5 minutes, before any demo the manager is prepping a rep for)
- "What's the trigger and the quantified cost for this account?" (tests that the why-now groundwork is done)
- "Who's the economic buyer, and are they in the room today?" (tests MEDDPICC readiness)
- "What's the smallest next step you're aiming for at the end of this call?" (tests that the ask is proportional, not oversized)
If a rep can't answer all three cleanly, the demo isn't ready — spend the 5 minutes fixing the gap, not just wishing them luck.
Post-Demo Debrief Script (5 minutes, right after)
- "Score yourself on MEDDPICC before I do — where do you think this landed?" (builds self-assessment muscle)
- "What's the one moment in that demo you'd redo if you could?"
- "What did you learn about this account that you didn't know going in?"
- "What's the specific next step, and who owns it on both sides?"
Coaching Question Bank — by MEDDPICC Pillar
Pull directly from the MEDDPICC Demo Scorecard coaching-question section when a pillar scores low. Quick reference:
- Metrics low → "What number did they give you, and where did you use it?"
- Economic Buyer low → "Who signs this, and what's your plan to reach them?"
- Decision Criteria low → "Recite their ranked criteria back to me."
- Decision Process low → "Name the actual approvers, not the department."
- Paper Process low → "Who owns security/legal review, and how long does it take here?"
- Identify Pain low → "What happens to them in 12 months if nothing changes?"

- Narrative Structuring: "Where was the beginning, middle, and end of that story?"

Update this after every Friday review session — it's the throughline between one demo's score and a rep's actual development plan, not a one-off scorecard sitting in a folder.
Escalation Rule
If the same competency or MEDDPICC pillar scores low for the same rep across 3 consecutive reviewed demos, move from informal coaching to a written development plan with a specific practice assignment and a 2-week re-check — don't let a pattern quietly continue as "just how they demo."
