Why Certify Demos
Without certification, "who's allowed to demo to enterprise prospects" defaults to tenure or manager gut-feel — not demonstrated competency. A certification program makes the bar explicit, makes coaching investment visible as a career path, and gives you a defensible answer when a rep asks "why can't I run that account's demo yet."
The 3-Tier Architecture
Tier 1 — Certified (entry bar, required to demo unsupervised)
Requirements:
- Score 10+ (Solid or above) on all 6 competencies on the Demo Skill Self-Assessment
- Score 16+ (Developing-to-Solid floor) on the MEDDPICC Demo Scorecard on a recorded evaluation demo
- Complete battlecard-integration training and pass a live objection role-play
- Zero use of banned/fake-urgency language observed in the evaluation demo
Tier 2 — Advanced (required for enterprise/strategic accounts)
Requirements:
- Score 16+ (Advanced) on at least 4 of 6 competencies, none below 10
- Score 24+ (Qualification-Confirmed) on the MEDDPICC Demo Scorecard on two consecutive evaluation demos
- Demonstrated recovery from a live technical failure (evaluated via recording or shadowed live demo)
- At least one Post-Demo Feedback Survey Promoter-band (9–10) result on a real deal in the last quarter
Tier 3 — Master (coaching-eligible, trains others)
Requirements:
- Advanced tier held for 2+ consecutive quarters
- Has mentored at least one rep from Developing to Solid on a specific competency (tracked via a skill development tracker)
- Contributes to the objection-response library or battlecard content, not just uses it
- Approved by calibration panel, not self-nominated
Evaluation Method
- Format: Recorded demo against a standardized scenario (same fictional account, same trigger, same objections) — not a real live deal, so grading is fair and comparable across reps.
- Graders: Minimum 2 graders per evaluation (manager + one peer Master-tier rep or enablement lead) scoring independently on the MEDDPICC Demo Scorecard and the relevant Demo Skill Self-Assessment competencies, then reconciling any score gap greater than 4 points.
- Calibration: Before each certification cycle, graders jointly score one sample recording together to align on what a "4" versus a "2" actually looks like — skip this and scores drift between graders over time.
Recertification
- Cadence: Tier 1 recertifies annually; Tier 2 and 3 recertify every 6 months given the higher bar and faster product/market change.
- Triggers for early re-evaluation regardless of cadence: 3 consecutive Detractor-band (0–6) Post-Demo Feedback Survey results, or a MEDDPICC Demo Scorecard drop into "At-Risk" band on 2 consecutive real deals reviewed in weekly coaching.
Governance Model
- Program owner: One named enablement lead — not a committee — accountable for the standard, the calendar, and the calibration sessions.
- Calibration panel: Program owner + 2 rotating Master-tier reps + 1 sales manager, refreshed every 2 quarters to avoid the bar quietly drifting to fit whoever's on the panel longest.
- Appeals process: Any rep disputing a score can request a third independent grader within 5 business days; the third score is averaged with the closer of the original two, not simply added as a tiebreaker vote.
Incentive & Consequence Design
- Incentive: Tier gates access to account segments (e.g., only Tier 2+ demos strategic accounts), a visible title/badge in internal systems, and is a named input to promotion criteria for senior/principal rep tracks.
- Consequence: Failure to hold Tier 1 blocks unsupervised demos on any deal above a defined size threshold — paired demos with a Tier 2+ rep instead, not a blanket performance flag.
- Avoid tying certification directly to compensation in year one — tie it to account access and career track first, so the program is read as a development investment, not a punitive gate, while it's still being calibrated.
8-Week Rollout Timeline
