Competency-Based Onboarding Curriculum Framework
A week-by-week onboarding map that names the exact competency, target mastery level, and evidence of readiness for every week, replacing a generic list of training modules with a graduation standard reps actually have to earn.
How to use it
Hand this to onboarding managers before a cohort starts; use the weekly map as the literal curriculum plan and the sign-off gate as the pass/fail checkpoint each Friday.

Use this instead of: a week-by-week list of training modules ("Week 1: Product 101, Week 2: CRM Training, Week 3: Role Plays"). This framework names the competency, the mastery level, and the proof required, week by week.
The Six Core Competencies
Every onboarding activity should map to exactly one of these. If it doesn't, it isn't onboarding: it's orientation, and belongs in a different bucket (benefits, IT setup, etc.).

Manager Weekly Sign-Off Gate
Before a rep moves to the next week, the manager answers three questions in writing:
- What specific behavior did I observe this week that proves the target level (not "seems ready")?
- What is the single weakest moment I observed, and what would one level higher have looked like?
- Am I advancing this rep on evidence, or on the calendar? (If calendar, stop and remediate instead.)
Escalation & Remediation Path
If a rep misses the target level on the same competency in two consecutive weekly checks:
- Manager pulls in an Advanced/Expert-level peer for a paired shadow session within 3 business days.
- Onboarding pauses forward progress on new competencies (does not restart from Week 1) until the flagged competency clears its bar.
- If still short after the paired session, escalate to enablement lead for a root-cause review (skill gap vs. confidence gap vs. role-fit question).

Onboarding is competency-gated, not calendar-gated: a rep who clears every bar by Week 9 can graduate early; a rep who hasn't cleared them by Week 12 continues on a written remediation plan rather than being certified on time-served alone.
