Competency-Based Interview Question Bank
200+ behavioral interview questions organized by the exact sales competency each one probes, so you can hire against your framework instead of gut feel.
What's inside
- Question bank organized across 20 core competencies spanning Prospecting, Discovery, Negotiation, and Account Growth
- 8–10 STAR-format behavioral questions per competency (200+ total)
- A follow-up probe for each primary question to prevent rehearsed-answer false positives
- Scoring anchors (Strong / Adequate / Weak signal) for 4 representative questions across different domains
- Guidance on how many competencies to probe per interview loop without over-lengthening the process
- A candidate-facing fairness note you can share so questions don't feel like a trick
Organized by competency so you can assign 1–2 competencies per interviewer and cover your full framework across a loop without duplicating questions. Every primary question includes a follow-up probe — ask it regardless of how strong the first answer sounds; rehearsed stories fall apart under a probe, real experience holds up.
Prospecting & Pipeline Generation
Cold Call Opening & Pattern Interrupt
- Tell me about a cold call where your normal opener didn't work and you had to adapt mid-call. Probe: What exactly did you say differently, word for word?
- Walk me through the worst cold-call rejection you've had and what you did in the next 60 seconds.
Prospecting Cadence Design
- Describe a prospecting cadence you built yourself, not one handed to you. What was the sequence and why that order? Probe: What was your response rate, and how do you know?
- Tell me about a time your cadence stopped working and how you found out.
Territory & List Segmentation
- How did you decide which accounts in your territory to prioritize first? Probe: What data did you actually use, not what you wish you'd used?
- Describe a time you deprioritized a big-name account in favor of a smaller one. What was the reasoning?
Referral & Warm-Intro Generation
- Tell me about the best referral you ever generated. How did you ask for it?
- Describe a time a customer said no to giving a referral. What did you do next?
Multi-Threading at First Touch
- Walk me through a deal where you got to a second stakeholder before you even had a first meeting booked.
- Tell me about a prospecting sequence that failed because you only had one contact at the account.
Discovery & Qualification
Pain Identification & Quantification
- Tell me about a discovery call where the prospect didn't know they had a problem until you asked the right question. Probe: What was the exact question?
- Describe a deal where you quantified pain in dollar terms. Walk me through how you got that number.
Qualification Framework Application
- Tell me about a deal you walked away from or disqualified. What told you it wasn't real? Probe: What would have had to be true for you to keep pursuing it?
- Describe a deal that looked qualified early and turned out not to be. What did you miss?
Stakeholder Mapping
- Walk me through how you mapped the buying committee on your most complex deal last year.
- Tell me about a stakeholder you didn't identify until late in a deal, and what it cost you.
Economic Buyer Access
- Describe how you got access to an economic buyer who didn't want to take sales meetings. Probe: What did you say to get that meeting?
- Tell me about a deal that stalled because you never reached the actual decision-maker.
Active Listening & Reflective Summarizing
- Tell me about a discovery call where you completely misread what the prospect needed at first, and how you caught it.
- Describe a time a prospect said "that's exactly it" after you reflected something back to them. What did you say?
Negotiation & Deal Control
Price Objection Handling
- Walk me through the last time a prospect said your price was too high. What did you say next, word for word? Probe: What would you have done if that didn't work?
- Tell me about a deal where you held price and still closed it.
Multi-Variable Trade-off Negotiation
- Describe a negotiation where you traded something other than price — what did you give and what did you get?
- Tell me about a negotiation that involved legal, procurement, and your own deal desk at the same time. How did you manage all three?
Late-Stage Stall Diagnosis & Recovery
- Tell me about a deal that went quiet at the finish line. What did you do, and did it close? Probe: How long did you wait before acting, and why that long?
- Describe a "we need to think it over" moment you actually got past.
Walk-Away Discipline
- Tell me about a deal where you were willing to walk away, and the customer knew it. What happened?
- Describe a time you gave a concession you regretted. What would you do differently?
Discount Governance
- Tell me about the largest discount you ever pushed back on internally, not just with the customer.
- Describe a negotiation where you had to say no to your own manager's suggested concession.
Account Growth & Expansion
Whitespace Mapping
- Walk me through how you identified an expansion opportunity in an account that wasn't obviously asking for more. Probe: What data or conversation surfaced it?
- Tell me about an account where you missed an expansion signal until it was too late.
Executive Business Review (EBR) Facilitation
- Describe the best QBR/EBR you've ever run. What was on the agenda and why?
- Tell me about an EBR that went badly. What did you learn?
Renewal Risk Detection
- Tell me about a renewal you saved that looked like it was going to churn. What was the earliest warning sign, and when did you catch it? Probe: What would have happened if you'd caught it a month later?
- Describe a renewal you lost. In hindsight, when was it actually lost?
Champion Succession Planning
- Tell me about a time your champion left an account mid-deal or mid-relationship. What did you do in the first week?
- Describe how you build a second relationship in an account before you need it.
Value Realization Documentation
- Walk me through how you've proven ROI to a customer after the sale, not just before it.
- Tell me about a customer who didn't believe they'd gotten value, and how you changed their mind with data.
Scoring anchors (4 worked examples)
| Question | Strong signal | Weak signal |
|---|---|---|
| Q12 (Pain quantification) | Names a specific method (e.g. tied pain to a cost-of-delay calc) and a real number, can defend how they got it under follow-up | Vague ("I asked about their budget"), no real number, or the number came from the prospect unprompted with no verification |
| Q21 (Price objection) | Gives an actual word-for-word response reinforcing value, not a discount reflex | Immediately jumps to "I'd check with my manager about a discount" |
| Q25 (Late-stage stall) | Describes a specific, timed follow-up sequence and a rationale for timing | "I just kept emailing until they responded" |
| Q35 (Renewal risk) | Names a specific leading indicator (usage drop, champion silence) caught weeks/months early | Only noticed risk at the renewal date itself |
Interview loop guidance
Don't probe all 20 competencies in one loop. Assign 3–4 competencies per interviewer, covering all four domains across a 3–4 person loop, and share this fairness note with candidates beforehand: "Our interview questions are tied to specific, named skills — not trick questions. We're listening for real examples, not perfect answers."
How to use it
Assign 3–4 competencies to each interviewer on the loop so all four domains get covered without repetition, always ask the italicized follow-up probe regardless of how strong the first answer is, and score against the anchors before comparing notes with other interviewers.
