Sequencing Rule — Do Not Skip

Brief managers 24–48 hours before the all-hands, with the full FAQ below and a chance to ask their own questions privately. A manager hearing the news live with their team, unable to answer a direct report's question, is the fastest way to make a comp change feel like it's being done to the team rather than with them.


All-Hands Talk Track (word-for-word)

Opening — frame the why before the what:

"I want to talk through a change to how we're paid starting [effective date]. Before I get into the mechanics, I want to be direct about why we're making this change: [state the real business reason — e.g. 'our current plan pays the same whether a deal is $10K or $200K, and it's not reflecting the deal sizes we're now closing' / 'we're moving upmarket and the old plan was built for a different motion']. This isn't a cost-cutting exercise, and I'll show you the math on that in a minute."

What's changing:

"Here's specifically what's different: [list the 2–4 actual mechanical changes — e.g. 'the commission rate on your first $X is unchanged; above that, you now earn at a 1.5x rate instead of flat'; 'quota is now set at $X instead of $Y, recalculated using [method]']."

What's NOT changing (matters as much as the last section):

"Here's what stays exactly the same: [e.g. 'payout timing — you're still paid on the same schedule'; 'your current open pipeline — nothing already in motion is affected retroactively unless I say so explicitly']."

Show the math, not just the policy:

"I know the question everyone has is 'does this mean less money for me.' So let's not leave that abstract. If you finish this year at your current attainment rate under the new plan, here's what you'd have earned versus the old plan: [walk through one concrete example on screen for a rep at 90%, 110%, and 130% attainment]. I'm showing all three because I don't want anyone to only hear the average — find the row closest to your own performance."

Transition period, if any:

"For deals already in your pipeline as of [date], [state the grandfathering rule clearly — e.g. 'they're commissioned under the old plan through close, full stop' or 'if they close before X date they're under the old plan; after, the new plan applies']."

Close — invite the real question:

"I'd rather you ask me the uncomfortable version of this question now than have it turn into a rumor in the group chat. So: does anyone want to ask, directly, whether this is designed to pay the team less overall? [Pause and let someone answer.] Here's the honest answer: [give the real answer — if it IS designed to reduce cost, say so and explain the tradeoff being made elsewhere; if cost-neutral or upside-increasing, show the modeled total cost from the Accelerator & Decelerator Curve Calculator]."

Next steps:

"Your manager will walk through your individual number 1:1 by [date]. The full written plan document, plus an FAQ, is going out right after this call to [location]. If something in the FAQ doesn't answer your question, [named contact] is the channel — not your manager guessing, not the group chat."

FAQ Document (send immediately after the all-hands)

1. Will I make less money under the new plan? [Answer honestly with the modeled comparison at realistic attainment — give actual number ranges, not just "it depends."]

2. What happens to deals already in my pipeline? [State the grandfathering rule explicitly, with the exact cutoff date/mechanism.]

3. Why is quota changing, and how was the new number calculated? [Point to the actual methodology — e.g. "using the Top-Down vs. Bottom-Up Quota-Setting Framework, reconciled by territory" — and offer a 1:1 walkthrough of their specific territory's math.]

4. Is this happening because leadership thinks we're underperforming? [Answer directly; if not, say so and explain the real driver.]

5. Can I see the full written plan document? [Confirm where it lives and that it's the same document Legal/Finance approved — no verbal-only terms.]

6. What if I think my new quota is unfair compared to a peer's? [State the appeals channel and SLA — see the Quota Fairness & Sandbagging Audit Checklist for the process this should route through.]

7. When does the new plan actually take effect? [Exact date, calendar-aligned or mid-cycle.]

8. Does this change how/when I get paid, separate from the rate? [Confirm payout cadence explicitly — most anxiety conflates "new plan" with "payout delay."]

9. What happens if I'm on leave or transitioning roles during the changeover? [State the proration/transition rule.]

10. Who do I talk to if my first commission statement under the new plan looks wrong? [Named contact + SLA — not "ask your manager" as the only answer.]

11. Is this plan going to change again soon? [Give an honest planning horizon — e.g. "this plan runs the full fiscal year; no further changes are planned before then."]

12. Where can I model my own numbers under the new plan? [Link/attach a simple calculator so reps aren't taking leadership's word for the math alone.]


Manager 1:1 Follow-Up Talking Points

  • Bring the rep's own number, not the team-average example from the all-hands.
  • Ask what they heard before telling them what you think they should have heard — misunderstandings surface faster this way.
  • Do not promise any deviation from the written plan in a 1:1, even informally — route exceptions through the documented process.

Post-Launch Check-In Cadence

  • Week 1: Manager confirms every rep has seen their individual number and the FAQ.
  • First commission cycle: Proactively flag when the first statement under the new plan lands, so it isn't a surprise.
  • 60 days post-launch: Sales Ops reviews dispute volume and attrition signals — unusually high dispute volume on one team is a signal to re-check that manager's rollout, not just the plan.
