What's inside
- 10 pain categories × 12 questions each = 120 total
- A 'use when' trigger cue for every category (headcount growth, competitive pressure, compliance risk, etc.)
- One paired follow-up 'why' question per category to get past the surface answer
- Growth & Scaling, Team Capacity & Ramp, Process & Workflow Friction categories

- A 4-step sequencing rule for using one question at a time, not a checklist read-off
120 questions across 10 pain categories, built for the moment right after your opener has earned you 45–90 seconds — not for a 30-minute discovery call.
How to use this bank
- Before you dial, pick the one or two categories most likely to match this account (industry signal, title, a trigger you found).
- Once the opener lands and the prospect hasn't hung up, ask one question — not three in a row.
- Use the category's paired follow-up to go one layer deeper. A surface question gets "we're fine, thanks." A good follow-up gets the real answer.
- Never read these in a flat, scripted voice. Pick the one that fits the conversation you're actually having, not the next one on the page.
A. Growth & Scaling Pressure
Use when: headcount is growing, funding was announced, a new market or product just launched.
- What's driving the headcount growth on your team this year — new demand, or a new push?
- When you added your last five reps, what actually broke first?
- If the team doubles again next year, does the process hold, or does something have to change?
- Where does growth feel like it's outpacing your systems right now?
- What's the one thing that would slow you down most if the team grew 50% tomorrow?
- Is ramp time getting faster or slower as the team grows?
- Where does your current approach hit a ceiling?
- If you had to hit next year's number with the team you have today, what would have to change?
- What's surprised you most about scaling so far?
- How much of this year's growth is new logos versus expansion?
- What's the real bottleneck between "we have pipeline" and "we close it"?
- If growth stalled for a quarter, what's the first thing you'd go fix?
Follow-up: "What have you already tried to fix that — and why didn't it stick?"
B. Team Capacity & Ramp
Use when: title mentions ramp, enablement, onboarding, or the account is scaling a rep team.
- How long does it typically take a new rep to hit full productivity on your team?
- What's actually slowing ramp down — product knowledge, messaging, or confidence on the phone?
- How many of your reps are hitting number versus just getting by?
- What happens to a rep who's struggling — is there a real intervention, or do they quietly miss quota?
- How much of your manager's week goes into coaching versus admin and pipeline review?
- What does a "good" rep do differently from an average one, specifically?
- How consistent is coaching across managers — same standard, or does it vary by who you get?
- What's your attrition look like in the first six months, and what's usually behind it?
- If I asked your top rep and your newest rep to make the same call, how different would they sound?
- How do you currently know if a rep's skill is improving, versus just their numbers moving?
- What's the gap between what you train reps on and what actually gets reinforced day-to-day?
- Where does your best rep's knowledge live right now — in their head, or somewhere the team can access it?
Follow-up: "What's actually behind that — the people, the process, or the coaching?"
C. Process & Workflow Friction
Use when: a role change, a recent reorg, or a growing team surfaced in your research.
- Walk me through what happens between a lead coming in and a rep actually calling it.
- Where do things sit longest in your process before something happens?
- What's the one handoff in your funnel that causes the most friction?
- How much of a rep's day is spent on things that aren't actually talking to prospects?
- What breaks first when volume spikes — the process, the people, or the tools?
- How standardized is the way reps actually run a call, versus how it's supposed to be run?
- What's something your team does manually today that probably shouldn't be?
- Where do you lose visibility once a lead leaves marketing and lands with sales?
- What part of your process would a new hire find most confusing?
- How often does something fall through the cracks between systems or teams?
- If you mapped your ideal process against what actually happens, how far apart would they be?
- What's the most common reason a deal stalls that has nothing to do with the prospect?
Follow-up: "How long has that been true, and what's it cost you so far?"
D. Tooling & Tech Stack Gaps
Use when: you know their current stack, or a job posting mentions a tool switch.
- What are you using today to manage outbound calling — dialer, manual, something else?
- How much of your team's day gets eaten by switching between tools?
- What visibility do you actually have into what's happening on live calls right now?
- How do you currently know which parts of a call are working and which aren't?
- What's the last tool you added, and did it solve the problem you bought it for?
- Where does data get lost or go stale between your dialer, CRM, and reporting?
- How confident are you in the call data you're basing coaching decisions on?
- What would you need to see to trust a new tool over what you're doing today?
- How much manual logging are your reps doing after every call?
- What's the most annoying part of your current stack, day to day?
- If you could rip out one tool tomorrow, what would it be?
- How does your stack handle a rep who's out sick or leaves — does anything get lost?
Follow-up: "If that stayed broken for another year, what would it actually cost you?"
E. Cost & Budget Exposure
Use when: talking to a VP/Director level or above with budget authority signals.
- What's it actually costing you every month to keep an underperforming rep on the floor?
- How do you currently calculate the cost of a slow ramp?
- What's the budget conversation like around adding headcount versus improving what you have?
- If ramp time dropped by a month, what would that be worth to you?
- What's currently unbudgeted that you know you'll need to solve for next year?
- How much are you spending on tools that overlap or duplicate each other?
- What's the real cost of a missed number this quarter, beyond the revenue itself?
- How do you justify enablement spend internally — what number do you have to show?
- What's cheaper right now: fixing the skill gap, or living with it?
- Where is budget currently going that isn't tied to a measurable outcome?
- If you had to cut 20% of your tool spend tomorrow, what would survive?
- What's the appetite right now for a new spend if it pays back inside two quarters?
Follow-up: "Who else feels that cost besides you?"
F. Customer Retention & Churn Risk
Use when: the account has a renewal/expansion motion, not just new logo.
- How much of your churn traces back to a bad first conversation or poor qualification?
- What's the pattern in accounts that churn early — anything in common?
- How do you currently know if a deal that closed was actually a good-fit deal?
- What's the cost of a customer who churns in month three versus one who stays a year?
- How much visibility do you have into why a deal that looked great at close didn't work out?
- What's the relationship between how a deal was sold and how it renews?
- How often does "sold too fast" come back to bite you later?
- What would change if every rep qualified as rigorously as your best rep does?
- How do you currently catch a bad-fit deal before it's in the pipeline, not after it's churned?
- What's the feedback loop between customer success and the reps who sold the account?
- How much of your expansion revenue depends on the initial relationship being set up right?
- If churn dropped 10% next year, where would you look first for the cause?
Follow-up: "How far back does that pattern go, and has anyone connected the dots?"
G. Competitive & Market Pressure
Use when: the industry is consolidating, or you know they're up against a strong incumbent.
- What's changed in your market in the last twelve months that's made this harder?
- Who are you losing deals to most often right now, and why?
- What's a competitor doing that's forcing you to react?
- How has the buyer's tolerance for a bad sales conversation changed recently?
- What's your differentiation when two vendors are otherwise even on paper?
- How much harder is it to get someone on the phone today versus two years ago?
- What's your team's win rate when they're up against a strong incumbent?
- Where do you feel most exposed competitively right now?
- What's the story your top rep tells that your average rep doesn't know how to tell?
- How much of your pipeline today is genuinely new logo versus repeat relationships?
- What's harder to win now that used to be easy?
- If a competitor undercut you on price tomorrow, what would your reps actually say?
Follow-up: "What happens if that trend keeps going for another year?"
H. Compliance, Risk & Quality
Use when: regulated industry (finance, healthcare, insurance) or a recent complaint/incident is public.
- How do you currently monitor calls for quality or compliance?
- What happens today if a rep says something they shouldn't have on a call?
- How consistent is your messaging across reps when it comes to claims or promises?
- What's your exposure if legal or a regulator asked to review a sample of your calls?
- How do new reps learn what they can and can't say?
- What's the process if a customer complains about how they were sold to?
- How do you currently audit for consistency across your team's calls?
- What would you find if you randomly sampled ten calls from this week?
- How much of your quality assurance is proactive versus reactive to a complaint?
- What's the risk of a rep going off-script in a regulated conversation?
- How confident are you that every rep is representing the product accurately?
- What's the gap between your official script and what reps actually say?
Follow-up: "What's the worst version of that you've actually seen happen?"
I. Leadership Visibility & Reporting
Use when: talking to someone who answers to a CRO, CEO, or board.
- What do you actually tell leadership when they ask how the team's doing?
- How much of your reporting is activity versus actual skill or quality?
- What question do you get asked in leadership meetings that you can't fully answer?
- How do you currently prove that coaching is working?
- What would you want to show the board that you can't show today?
- How much of your forecast confidence comes from pipeline math versus knowing your reps can execute?
- What's the one metric leadership cares about that you don't have clean data on?
- How do you tell a pipeline problem from a skill problem when you miss a number?
- What's the story behind your last QBR that the numbers alone didn't tell?
- How much visibility do you have into individual rep trajectory, not just team totals?
- What would change in how you're evaluated if you could show skill improvement, not just output?
- What's the hardest question a board member has asked about the sales team this year?
Follow-up: "What would it mean for you personally if you could answer that cleanly?"
J. Timing, Triggers & Status Quo
Use to qualify urgency once pain is established.
- What changed recently that put this on your radar now versus six months ago?
- What's the trigger — new leadership, a missed number, a new initiative?
- If nothing changes in the next two quarters, what happens?
- What's on your plate right now that's competing for priority with this?
- Who else needs to agree this is worth solving before it moves forward?
- What's the cost of waiting another two quarters?
- What have you already tried, and why didn't it stick?
- What would need to be true for this to become a this-quarter priority?
- Is this a "nice to have," or something leadership is actively asking about?
- What's driving the timeline you're working against?
- If you solve this yourself internally, what does that path actually look like?
- What's changed about how urgent this feels compared to a year ago?
Follow-up: "What's different this time that makes it worth solving now?"
How to use it
Keep this open next to your dialer. Once your opener earns you 20–30 seconds, pull one question from the category that best matches the account's likely pain, then use the paired follow-up to get past the polite first answer before you ask for the meeting.
