A pass/fail rubric managers use to certify that a rep has the live-call skill to prospect real target accounts without a manager listening in — eight weighted competency categories, built-in auto-fail triggers, and a documented sign-off trail.

How to run certification
- Sample 3 calls from the rep — live-monitored (manager on a silent conference bridge) or recorded via dialer/call-intelligence tool. Mix cold and warm-transfer calls if possible.
- Score each call independently against the 8 categories below (0–4 scale). Score after each call ends, not while listening.
- Average the 3 calls' scores per category, then apply the weights.
- Check the Auto-Fail list against all 3 calls.
- Apply the Decision Matrix.
Scoring scale (apply to every category)

Scored categories

| 4. Discovery questioning | 20% | Open questions that surface a real problem, not just qualifying box-ticking; listens more than talks |
| 5. Objection handling | 15% | Acknowledges the objection, doesn't argue, reframes, re-asks for the next step |
| 6. Value articulation | 10% | Ties the reason for the call to a specific, named problem — not a generic pitch |
| 7. Closing for commitment | 15% | Explicitly asks for a specific next step (meeting/time), doesn't let the call end vague |
| 8. Call control, tone & compliance | 5% | Controls pace, doesn't talk over the prospect, logs outcome in CRM same day |
Weighted total = Σ (category score ÷ 4 × weight). Maximum = 100%.
Auto-fail triggers
Any ONE of these on any of the 3 calls fails certification regardless of weighted score:
- No ask for a next step/meeting on any of the 3 calls
- Talks over or interrupts the prospect more than twice on any single call
- No identification of self/company/reason for calling within the first 15 seconds
- States inaccurate or misleading claims about product, pricing, or capability
- Fails to log call outcome in CRM the same business day
- Visibly sarcastic, dismissive, or argumentative with a prospect
- Cold-calls a Do-Not-Call-listed or opted-out contact
Certification decision matrix

Remediation & re-sit protocol
- Manager and rep review the specific failed categories together within 48 hours, using recorded calls.
- Rep completes 2 coached practice calls per failed category before re-sitting.
- Minimum 5 business days between attempts.
- Maximum 3 certification attempts before escalation to a formal performance plan.
Rater calibration (for teams with multiple managers certifying)
- Two managers independently score the same recorded call once per quarter.
- Any category with a score gap > 1 point gets discussed and reconciled before the next certification cycle.
- Recalibrate rubric language annually against your top-quartile reps' actual calls.

How to use it
Score three real or recorded calls against the eight weighted categories, cross-check against the auto-fail list, then apply the decision matrix to certify, conditionally certify, or send the rep back for remediation before they touch live accounts unsupervised.
