Stages this calculator uses
Qualified → Discovery Complete → Proposal/Quote Sent → Negotiation → Closed Won / Closed Lost
Define 'Negotiation' as: buyer has received pricing/terms and a specific counter-request (price, terms, scope) has been made by either side. If no counter has happened, the deal is still in Proposal stage, not Negotiation - this distinction matters for the ratio below.

Formulas
- Stage Conversion % = (Count entering next stage / Count entering this stage) x 100
- Negotiation-to-Close Ratio = (Closed Won / Count entering Negotiation) x 100
- Win Rate = Closed Won / (Closed Won + Closed Lost)
- Discount-Adjusted Win Rate = Win Rate, flagged separately for any deal won only via a discount above your Discounting Policy's escalation threshold (see Discounting Policy Toolkit) - track what % of wins required an above-threshold discount. A rising trend here means you're buying wins, not winning negotiations.
- Negotiation Stage Velocity = average calendar days from Negotiation entry to Closed Won or Closed Lost
Benchmark bands (general B2B heuristic ranges - calibrate to your own trailing 2 quarters once you have the data)

If your ratio is below the flagged threshold, the problem is very often NOT negotiation skill - it's that deals are entering Negotiation stage before they're actually qualified for it (see diagnostic guide).
Worked example
Inputs: Qualified 200 → Discovery Complete 140 → Proposal Sent 90 → Negotiation 60 → Closed Won 36 → Closed Lost (from Negotiation) 24. Average discount on wins: 14%.
- Qualified → Discovery: 140/200 = 70%
- Discovery → Proposal: 90/140 = 64%
- Proposal → Negotiation: 60/90 = 67%
- Negotiation-to-Close Ratio: 36/60 = 60% (Mid-Market healthy band: 55-65% - this team is in range)
- Win Rate: 36/(36+24) = 60%
Diagnostic guide
- Low conversion Qualified → Discovery: Qualification criteria too loose - reps are logging deals that were never real.
- Low conversion Discovery → Proposal: Discovery isn't surfacing budget/authority/need - proposals are being built on assumption.
- Low conversion Proposal → Negotiation: Buyers are going quiet after seeing pricing - value wasn't established before price, or pricing was sent without a live conversation.
- Low Negotiation-to-Close ratio specifically: This is the actual negotiation-skill signal. Check concession patterns (see Negotiation Roleplay Scorecard, competency 3) and whether reps are disclosing walk-away positions (competency 7).
- High Negotiation-to-Close ratio but rising Discount-Adjusted Win Rate flag: Team is winning, but by discounting more to get there - a margin problem wearing a win-rate costume.
