Call Coaching Observation Scorecard
A structured rubric for scoring recorded or live calls against six named skills with specific behavioral anchors — so feedback is about competency, not vibes.
What's inside
- Six named, scoreable skills (Discovery, Listening, Value Articulation, Objection Navigation, Stakeholder Mapping, Deal Control)
- A 1-4 behavioral-anchor scale for every skill
- An evidence field forcing a specific quote or moment behind every score
- A composite roll-up table
- The 'one strength, one growth edge, one commitment' close-out format
- Inter-rater calibration guidance
Purpose
Score calls against named skills with specific behavioral anchors — so feedback sounds like "your discovery depth was a 2 because you accepted the first stated pain without probing for business impact" instead of "that call felt a bit thin."
Rule Zero
If you can't point to a specific sentence, question, or moment in the call as evidence, you cannot assign a score. Vibes are not evidence.
Call Context (fill in before scoring)
- Rep: _______________
- Date / Call length: _______________
- Deal stage: _______________
- Call type: (Discovery / Demo / Negotiation / Renewal / Other)
- Reviewer: _______________
Scoring Scale
| Score | Label |
|---|---|
| 1 | Not Yet — skill largely absent or worked against the rep |
| 2 | Developing — attempted, inconsistent, or shallow |
| 3 | Proficient — solid, reliable execution |
| 4 | Advanced — sharp, adaptive, would be a good peer example |
Skill 1: Discovery Depth & Quality of Questions
| Score | Behavioral Anchor |
|---|---|
| 1 | Accepts the first stated pain at face value; no follow-up probing; moves to pitch within 1-2 questions |
| 2 | Asks 2-3 follow-up questions but stays surface-level (what, not why/impact) |
| 3 | Consistently follows stated pain with impact/cost questions ("what does that cost you when it happens?") |
| 4 | Uncovers pain the prospect hadn't already named; connects multiple threads into a root cause |
Evidence (quote/timestamp): _______________________________________________ Score: ___ /4
Skill 2: Active Listening & Reflection
| Score | Behavioral Anchor |
|---|---|
| 1 | Talks over or past prospect answers; visibly moves to next question on script regardless of answer |
| 2 | Listens but rarely reflects back what was heard; occasional talk-over |
| 3 | Reflects/paraphrases prospect statements before responding; talk-to-listen ratio reasonable |
| 4 | Reflects AND builds on it — uses the prospect's own language later in the call to reinforce value |
Evidence: _______________________________________________ Score: ___ /4
Skill 3: Value Articulation
| Score | Behavioral Anchor |
|---|---|
| 1 | Generic feature pitch, disconnected from anything the prospect said |
| 2 | References prospect's stated pain but explanation is generic/templated |
| 3 | Explicitly connects a capability to the specific pain and impact the prospect named |
| 4 | Quantifies the value in the prospect's own terms (their metrics, their language) |
Evidence: _______________________________________________ Score: ___ /4
Skill 4: Objection Navigation
| Score | Behavioral Anchor |
|---|---|
| 1 | Gets defensive, argues, or capitulates immediately without exploring the objection |
| 2 | Responds to the surface objection but doesn't check if it's the real concern |
| 3 | Acknowledges, asks a clarifying question to find the real concern, then responds to that |
| 4 | Surfaces the objection before the prospect has to raise it, or reframes it as a shared problem to solve |
Evidence: _______________________________________________ Score: ___ /4
Skill 5: Stakeholder Mapping
| Score | Behavioral Anchor |
|---|---|
| 1 | No mention of, or curiosity about, anyone else involved in the decision |
| 2 | Asks "who else is involved" once, accepts a vague answer, doesn't follow up |
| 3 | Identifies specific other stakeholders, their role, and their likely concern |
| 4 | Has a plan, stated in-call, for how to reach/involve each stakeholder |
Evidence: _______________________________________________ Score: ___ /4
Skill 6: Deal Control & Next-Step Clarity
| Score | Behavioral Anchor |
|---|---|
| 1 | Call ends with no agreed next step, or "I'll follow up" with no date/owner |
| 2 | Next step stated but vague ("let's touch base soon") or owned only by the rep |
| 3 | Specific next step, date, and mutual owner agreed before the call ends |
| 4 | Next step ties to a mutually-agreed success criterion / decision-process milestone |
Evidence: _______________________________________________ Score: ___ /4
Roll-Up
| Skill | Score |
|---|---|
| Discovery Depth | /4 |
| Active Listening | /4 |
| Value Articulation | /4 |
| Objection Navigation | /4 |
| Stakeholder Mapping | /4 |
| Deal Control | /4 |
| Composite (avg) | /4 |
Strongest skill this call: ___________________ — this is the one to name explicitly in feedback, so it gets reinforced, not just the gap.
Priority growth edge this call: ___________________ (pick ONE — a rep who hears six things to fix retains none of them)
Coaching commitment for next call: ___________________ (one specific, observable thing you'll both be watching for)
Calibration Notes for Reviewers
- Score the skill as demonstrated in this call, not your overall opinion of the rep.
- A rep can be a 4 on Value Articulation and a 1 on Stakeholder Mapping in the same call — that's useful information, don't average it away in your head.
- If two reviewers score the same call more than 1 point apart on any skill, talk it through — that's a sign the anchor language needs to get more specific for your team's context.
How to use it
Score a recorded or live call in real time against the six skills, using the evidence field to force yourself to cite a specific moment — then use the roll-up to drive the next 1:1 (pair with the Skill-Based 1:1 Template).
