A structured template for mapping what each persona in your buying committee actually cares about — so outbound copy targets a real pain instead of a generic pitch. Build one of these per persona (most B2B deals have 3–5) before your team writes another line of outbound copy.

How to use this: Fill in the worked example below as a model, then copy the blank template for each persona on your buying committee. Keep these on one page each and pin them where whoever writes outbound copy can see them.


Worked Example: "The Overloaded Sales Leader"

  • Persona name / archetype: VP of Sales / Head of Sales
  • Typical seniority & reporting line: Reports to CRO or CEO; manages 2–8 frontline managers
  • Measured on (KPIs): Quota attainment, ramp time for new hires, rep retention, forecast accuracy
  • Day-in-the-life pains: Spends more time in pipeline reviews than coaching; can't tell which skill gap is actually costing deals vs. which rep is just having a bad quarter; new hires take 4-6 months to become productive
  • Objections they raise on outbound: "We already have a coaching process" / "I don't have bandwidth to roll out something new" / "My team is already stretched thin"
  • Message hooks that land: Ramp-time reduction, retention of top performers, visibility into why deals stall (not just that they stall)
  • Message angles to avoid: Generic "close more deals" framing — this persona is skeptical of anything that sounds like a tactics hack rather than a systemic fix
  • Buying committee role: Usually champion or economic buyer
  • Preferred channels: LinkedIn (engages with peer content), phone (responds well to direct, no-nonsense openers), email (short, number-led)
  • Content that resonates: Peer benchmarks, ramp-time case studies, short video of a real coaching moment
  • Trigger events that make them receptive: Just missed a quarter, just onboarded a new cohort of reps, recent turnover on the team

Rules for Building Personas That Actually Work

  • Base every field on real call notes, lost-deal reasons, and won-deal reasons — not assumptions from a whiteboard session.
  • Write objections in the prospect's actual words when you have them. Paraphrased objections lose the texture that makes a rebuttal land.
  • Limit to one page per persona. If it doesn't fit, you're documenting the person, not the persona.
  • Revisit every quarter — a persona built on last year's org chart or last year's market conditions will misfire outbound copy quietly for months before anyone notices the reply rate drop.

How to use it

Use the worked example as a model, then build one filled-in page per persona on your buying committee using real call notes and lost/won-deal data, and hand the finished pages to whoever writes outbound copy.
