Track the real ratio of activity to outcome, month over month, so you always know how many calls, emails, and meetings it takes you specifically to land one closed deal — and can catch a slipping ratio while there's still a quarter left to fix it.

How to use this tracker

  1. Copy the Monthly Input Log table into a spreadsheet (one row per month).
  2. At the end of each week, log your raw counts. Don't wait for month-end — a ratio built from memory is a guess.
  3. Let the Ratio Calculations section run off your raw numbers (formulas included).
  4. Compare against the Benchmark Reference Ranges.
  5. Any ratio that moves more than 15% against your own 3-month average triggers the Diagnostic Questions for that stage.

Worked example: 220 calls + 340 emails + 60 LinkedIn touches = 620 touches. 1 deal closed. Your Blended Activity-to-Close Ratio is 620:1 for that month. If your quota needs 4 deals a month, you need to be running roughly 2,480 touches a month at this efficiency — or you need to improve the ratio.

4. Benchmark Reference Ranges (general B2B mid-market guide — recalibrate to your own 3-month average as the real baseline)

These are directional, not prescriptive — a founder-led motion into a warm network will beat these; a pure cold-outbound SDR motion into an enterprise segment may run below them. Your own trailing 3-month average is the real benchmark. Use the published ranges only to sanity-check whether a stage is structurally broken (e.g., a 2% show rate is a process failure, not a bad month).


5. Diagnostic Questions (run these when a ratio moves >15% against your own average)

Connect Rate dropped:

  • Am I calling the same list/segment, or has my target list shifted (worse data, wrong persona, wrong time-of-day)?
  • Has my calling window shifted away from when this persona actually picks up?

Call-to-Meeting Ratio dropped:

  • Am I still opening with a reason-to-meet that's specific to this account, or has my opener gone generic?
  • Am I asking for the meeting directly, or hinting at it?

Email/LinkedIn Reply Rate dropped:

  • Has my subject line / opening line gone stale (same one for more than 3 weeks)?
  • Am I personalizing to a trigger event, or sending the same template to everyone?

Show Rate dropped:

  • Am I sending a confirmation + reminder sequence, or just booking and hoping?
  • Is there real value promised in the invite, or just "quick intro call"?

Meeting-to-Opportunity Ratio dropped:

  • Am I qualifying (budget/authority/need/timeline) in the meeting, or just presenting?
  • Are meetings being booked with the wrong persona (no real problem to solve)?

Win Rate dropped:

  • Is this a deal-quality issue (wrong-fit opportunities getting created) or a deal-execution issue (right opportunities, losing them late)?
  • Cross-reference against the Deal Slippage Analysis Template to find the root cause.

Use this row to answer one question every quarter: did it take fewer touches to close a deal this quarter than last quarter? If not, activity volume is compensating for a ratio problem — and volume runs out before the ratio does.

How to use it

Copy the tables into a spreadsheet, log activity weekly rather than from memory, and let the ratio formulas run automatically — review the rolling trend and diagnostic questions once a month, and the quarterly roll-up at quarter close.
