A rookie needs structure and confidence-building. A plateaued mid-tenure rep needs their obstacles surfaced and their ceiling raised. A top performer eyeing promotion needs to be stretched and evaluated, not just checked on. Running the same 1:1 script across all three is why 1:1s stop producing anything useful by month four.

If a rep doesn't cleanly fit one row, trust the results and energy signals over tenure alone — a 14-month rep who's still building foundational skills is closer to "rookie" than "plateaued."


Rookie (0–6 months)

Skill-building questions:

  1. Walk me through the last call step by step — what were you thinking at each point, not just what you said?
  2. Which part of the call structure still feels like you're translating from a script in your head?
  3. What's one thing you saw [peer/tenured rep] do that you haven't tried yourself yet?
  4. If you had to redo your last call right now, what's the one thing you'd change?
  5. What part of the process still feels unclear, even if you haven't said so out loud?

Confidence and mindset questions:

  1. What's felt hardest this week that you haven't raised with me?
  2. On a scale of 1-10, how much do you trust your own judgment on a call right now — and what would move that number up?
  3. What's one moment this week you were more nervous than you let on?
  4. What do you think I don't know about how this month has actually gone for you?

Plateaued Mid-Tenure

Skill-building questions:

  1. What's a skill you were sharper on 6 months ago than you are now — and what changed?
  2. If you watched your own calls back-to-back from a year ago versus now, what would actually be different?
  3. What's one thing you do on autopilot now that you used to do deliberately — and is autopilot still serving you there?

Obstacles and support questions:

  1. What's genuinely in your way right now — is it skill, is it energy, or is it something about the deals themselves?
  2. What have you stopped asking for help with that you probably should still be asking about?
  3. If I could remove one obstacle for you this month, sight unseen, what would you pick?

Re-engagement and career questions:

  1. What did this job feel like when it was still exciting, and what's different now?
  2. Where do you want to be in this role, or beyond it, 12 months from now — and does the current pace get you there?
  3. What would make the next quarter feel like a genuine turning point rather than more of the same?

Top Performer (Eyeing Promotion)

Stretch and mastery questions:

  1. What's the hardest deal type you haven't been tested on yet, and do you want to be?
  2. If you had to teach your best skill to someone else tomorrow, what would you struggle to put into words?
  3. Where is your current ceiling, honestly — and what's the next thing that would raise it?

Promotion-readiness questions:

  1. When you've coached or mentored a peer informally, what did you notice about how you did it?
  2. What part of a manager's job do you think you'd be good at immediately, and what part would be a genuine stretch?
  3. If you were coaching yourself right now, what would you tell yourself to work on next?

Retention-risk questions:

  1. What would make you look seriously at an offer from somewhere else, even if you weren't looking?
  2. What's missing from this role that you're currently getting some other way, or not getting at all?
  3. If nothing changed about your growth path here for the next year, how would that sit with you — honestly?

How to use it

Identify which of the three stages the rep is genuinely in using the selector guide, then pull 2-3 questions from that stage's categories per 1:1 rather than running through the whole list in one sitting.
