Most Outbound Cadences Are Too Short. Here's What the Drop-Off Data Actually Shows.
Teams cap cadences at 5-7 touches because it feels polite. The conversion data says they're stopping just before it gets interesting.
Most cadence design is not built around when prospects convert. It is built around when reps start feeling awkward. Those two numbers are not close to each other, and the gap between them is where a meaningful slice of your pipeline is quietly disappearing.
The conventional figure you will hear in most enablement conversations is somewhere between six and eight touches before you mark a prospect as unresponsive and move on. It sounds reasonable. It probably came from a blog post written in 2017 that cited another blog post from 2015. It has no serious empirical grounding in your market, your ICP, or your average deal cycle. And when you actually look at cadence-level conversion data across outbound programmes, it does not hold up.
Where the Meetings Actually Come From
When you aggregate booking data by touch number, the distribution is not what most teams assume. The first two or three touches account for a chunk of conversions, yes. There is a trough in the middle. And then, between touches eight and twelve, conversion rate picks up again at a rate that is disproportionate to how many sequences ever reach that window.
The problem is that almost no team's cadence gets there. The median cadence in most SME and mid-market outbound programmes maxes out at five to seven touches, total, across all channels. Which means the second conversion peak, the one that data consistently shows exists, is sitting completely outside the sequence. The rep has already archived the prospect and moved on. The meeting that was two more touchpoints away never happened.
This is not a marginal effect. In programmes I have run and audited, somewhere between 20% and 35% of booked meetings from cold outbound come from touch eight or later. If your cadence ends at seven, you are not running a slightly suboptimal sequence. You are structurally excluding a third of your addressable conversions.
Why Teams Stop Early (It Is Not What You Think)
The stated reason is usually some version of "we don't want to be annoying" or "if they wanted to reply, they would have by now." Both of those are rep-comfort arguments dressed up as prospect-empathy arguments.
The actual reasons cadences are short:
The rep's discomfort is real and nobody names it. Sending a ninth cold email to someone who has not replied feels like pestering. It triggers a mild social anxiety response. No one designs cadences to manage that feeling explicitly, but it shapes the defaults.
Managers inherit cadence templates rather than build them. Most SDR managers I have met received a sequence from their predecessor or from an onboarding template in their sequencing tool and adjusted it at the margins. The length was never interrogated because it was not their number in the first place.
Short cadences look efficient. Cycle a prospect out in seven touches, move to the next one. Activity looks high. The absence of conversion from touches eight to twelve is invisible because you never ran them.
Sequencing tools default to short. Go and check the out-of-the-box templates in your platform right now. Most of them will suggest five to eight steps. Tools are built around what most users do, not around what the data supports.
None of these reasons have anything to do with prospect behaviour or prospect signal.
What a Signal-Based Cadence Actually Looks Like
The argument here is not "send twelve emails." The argument is that cadence length and spacing should be derived from conversion pattern data, not from what feels polite.
A properly sequenced cadence in most B2B outbound contexts looks closer to this:

The spacing matters as much as the volume. Touches one to five are relatively tight. Touches six to twelve spread out over several weeks. This is not about being persistent to the point of harassment. It is about staying present across the actual decision horizon of a busy prospect who is not ignoring you out of disinterest but because your timing has not yet intersected with their bandwidth or their business pain reaching threshold.

The Timing Gap Is the Real Insight
Here is the part that tends to shift thinking when I put it in front of SDR managers: most prospects who convert from touch eight or later were not uninterested at touch three. They were just not ready at touch three. The sequencing tool marked them as unresponsive and the rep archived them, but the prospect's situation continued to evolve. Six weeks later, their existing solution got more expensive, or their team grew, or a new initiative landed on their desk that made your original message relevant. And no one was in the inbox.
This is not an argument for spraying touchpoints indefinitely. It is an argument for understanding that "no reply" is not the same as "not interested," and that the timeline of B2B buying decisions is longer than the timeline of most outbound sequences.

The Practical Fix
Three things to actually do with this:
- Pull your own booking data by touch number. If your sequencing tool cannot report meetings booked against the touch step that generated the response, that is a data problem worth fixing first. You cannot optimise what you cannot see.
- Extend your default cadence to a minimum of ten touches, properly spaced. Not ten emails in a fortnight. Ten touches over eight to ten weeks, with channel variation and at least three phone attempts in the mix.
- Separate cadence exit criteria from cadence length. A prospect should exit your sequence because they replied (positively or negatively), because a genuine signal indicates poor fit, or because the sequence completed. Not because the rep ran out of steps at touch six.
Cadence design is not particularly glamorous sales enablement work. It does not generate conference talk proposals. But the leverage in getting it right, in purely pipeline terms, is larger than most of the things teams spend their optimisation energy on. You are not sending more messages. You are sending the messages you were already stopping before the data said to stop.
The reps who close the most cold outbound deals are rarely the ones with the best opening lines. They are the ones who are still in the sequence when the prospect's situation changes.
